Three How Might We Alternatives That Actually Spark Creative Ideas

Q: How might we brainstorm new ideas to serve our customers better?

A: Have a brainstorming session that starts with “How Might We help customers [Job to be Done/problem]?”

If only it were that simple.

How Might We (HMW) is an incredible tool (not BS, as some would assert), but we misuse it. We focus too much on the “we” and not enough on the “might.”

Might > We

HMW was first used to prompt people to be “wildly creative while simultaneously leveraging [company’s] innate strengths.”

IDEO popularized the prompt as a way to solve “wicked problems” – problems so complex that there is no right or wrong answer.

In both of these cases, the assumption was that the word “might” would free people from the shackles of today’s thinking and constraints and give people permission to dream without fear of judgment and reality.

“We” kept ideas tethered to the reality of the company’s “innate strengths,” providing a modicum of comfort to executives worried that the session wouldn’t result in anything useful and would, therefore, be a waste of time.

We > Might

Alas, as time went on and HMW became more popular, we lost sight of its intent (prompt wildly creative thinking about wicked problems) and twisted it to our purposes.

  • We end the HMW sentence with our problems (e.g., HMW cut costs by getting more customers to use self-service tools?).
  • We use it to brainstorm solutions to things that aren’t even problems (e.g., HMW eliminate all customer service options that aren’t self-serve?)
  • We mentally replace “might” with “will” so we can emerge from brainstorming sessions with a tactical implementation plan.

How Might Can YOU Fix HMW?

If you’re not getting creative, radical, or unexpected ideas from your brainstorming sessions, you have an HMW problem.< As a result, continuing to use HMW as a tool to prompt creative, radical, or unexpected ideas is the definition of insanity. And you are not insane. Instead, mix it up. Use different words to articulate the original intent of HMW.

How would we solve this problem if the answer to every request is YES?

Innovation thrives within constraints. Brainstorming doesn’t.

Even when you tell people not to constrain themselves, even implore them to value “quantity over quality,” you still get more “safe” ideas rather than more “crazy” ideas.

Do more than tell. Make a world without constraints real. Explicitly remove all the constraints people throw at ideas by creating a world of infinite money, people, capabilities, willingness, appetite for risk, and executive support. Doing this removes the dreaded “but” because there is no “but we don’t have the money/people/capabilities” or “but management will never go for it” and creates space for “and.”

What would we ask for if we were guaranteed a YES to only ONE request?

This question is often asked at the end of a brainstorm to prioritize ideas. But it’s equally helpful to ask it at the beginning.

This question shifts our mindset from “the bosses will never say yes, so I won’t even mention it” to “the bosses will say yes to only one thing, so it better be great!”  It pulls people off the sidelines and reveals what people believe to be the most critical element of a solution.   It drives passionate engagement amongst the whole team and acts as a springboard to the next brainstorm – How Might We use (what they said yes to) to solve (customers’ Jobs to be Done/problem)?

How would we solve the problem if the answer to every request is NO?

This one is a bit risky.

Some people will throw their hands in the air, declare the exercise a waste of time and effort, and collapse into a demotivated blob of resignation.

Some people will feel free. As Seth Godin wrote about a journal that promises to reject every single person who submits an article, “The absurdity of it is the point. Submitting to them feels effortless and without a lot of drama, because you know you’re going to get rejected. So instead of becoming attached to the outcome, you can simply focus on the work.”

For others, this will summon their inner rebel, the part of themselves that wants to stick it to the man, prove the doubters wrong, and unleash a great “I told you so” upon the world. To them, “No” is the start of the conversation, not the end. It fires them up to do their best work.

Don’t invite the first group of people to the brainstorm.

Definitely invite the other two groups.

Start your next brainstorm with a new variation on the old HMW prompt.

Making Innovation the Way We Do Business (easy as ABC)

“We need to be more innovative.”

How many times have you said or heard that? It’s how most innovation efforts start. It’s a statement that reflects leaders’ genuine desire to return to the “good ol’ days” when the company routinely created and launched new products and enjoyed the publicity and growth that followed.

But what does it mean to be more innovative?

Innovation’s ABCs

A is for Architecture

Architecture includes most of the elements people think of when they start the work to become more innovative – strategy, structure, processes, metrics, governance, and incentives.

Each of these elements answers fundamental questions:

  • Strategy: Why is innovation important? How does it contribute to our overall strategy?
  • Structure: Who does the work of innovation?
  • Process: How is the work done?
  • Metrics: How will we know when we’re successful? How will we measure progress?
  • Governance: Who makes decisions? How and when are decisions made?
  • Incentives: Why should people invest their time, money, and political capital? How will they be rewarded?

When it comes to your business, you can answer all these questions. The same is true if you’re serious about innovation. If you can’t answer the questions, you have work to do. If you don’t want to do the work, then you don’t want to be innovative. You want to look innovative*.

B is for Behavior

Innovation isn’t an idea problem. It’s a leadership problem.

Leaders that talk about innovation, delegate it to subordinates and routinely pull resources from innovation to “shore up” current operations don’t want to be innovative. They want to look innovative.

Leaders who roll up their sleeves and work alongside innovation teams, ask questions and listen with open minds, and invest and protect innovation resources want to be innovative.

To be fair, it’s incredibly challenging to be a great leader of both innovation and operations. It’s the equivalent of writing equally well with your right and left hands. But it is possible. More importantly, it’s essential.

C is for Culture

Culture is invisible, pervasive, and personal. It is also the make-or-break factor for innovation because it surrounds innovation architecture, teams, and leaders.

Culture can expand to encourage and support exploration, creativity, and risk-taking. Or it can constrict, unleashing antibodies that swarm, suffocate, and kill anything that threatens the status quo.

Trying to control or change culture is like trying to hold water in your fist. But if you let go just a bit, create the right conditions, and wait patiently, change is possible.

Easy as 123

The most common mistake executives make in the pursuit of being “more innovative” is that they focus on only A or only B or only C.  But, as I always tell my clients, the answer is “and, not or.”

  1. Start with Architecture because it’s logical, rational, and produces tangible outputs like org charts, process flows, and instruction manuals filled with templates and tools. Architecture is comforting because it helps us know what to do and how.
  2. Use Architecture to encourage Behavior because the best way to learn something is to do it. With Architecture in place (but well before it’s finished), bring leaders into the work – talking to customers, sharing their ideas, and creating prototypes. When leaders do the work of innovation, they quickly realize what’s possible (and what’s not) and are open to learning how to engage (behave) in a way that supports innovation.
  3. Leverage Architecture and Behavior to engage Culture by creating the artifacts, rituals, and evidence that innovation can happen in your company, is happening and will continue to happen. As people see “innovation” evolve from a buzzword to a small investment to “the way we do business,” their skepticism will fade, and their support will grow.

Just like the Jackson 5 said

ABC, It’s easy a 123

Architecture, behavior, culture – they’re all essential to enabling an innovation capability that repeatedly creates new revenue.

And while starting with architecture, building new leadership behaviors, and investing until the culture changes isn’t easy, it’s the 123 steps required to “be more innovative.”

Four Things You Need to Succeed in The Good Place

You have, no doubt, seen the design squiggle. The ubiquitous scribble is all loopy and knotty in the beginning until it finally sorts itself into a straight line by the end.

It illustrates the design process – “the journey of researching, uncovering insights, generating creative concepts, iteration of prototypes and eventually concluding in one single designed solution” – and its elegant simplicity has led it to be adopted by all sorts of other disciplines, including innovation.

But when I showed it to a client, her immediate response was, “It’s Jeremy Bearimy!”*

Wha????

And that is how I discovered The Good Place, a sitcom about four humans who die, go to The Good Place, and struggle to learn what it means to be good.

The show, created by Michael Schur of The Office and Parks and Recreation fame, is a brilliant treatise on ethics and moral philosophy. It also contains valuable wisdom about what innovators need to succeed.

Questions

With all due respect, “It’s the way it’s always been done” is an excuse that’s been used for hundreds of years to justify racism, misogyny…

Tahani Al-Jamil

This quote was a gut punch from the show’s fourth and final season. As innovators, we often hear people ask why change is needed. “If it ain’t broke, don’t fix it!” they proclaim.

But sometimes it is broke, and we don’t know it. At the very least, it can always be better.

So, while “it’s the way it’s always been done” at your company probably (hopefully) doesn’t include racism, misogyny, sexism, and other genuinely horrible things, framing the status quo as an enabler of those horrors is a harsh wake-up call to the dangers of an unquestioning commitment to continuing to do things the way they’ve always been done.

Decisions (not just Ideas)

If you’re always frozen in fear and taking too long to figure out what to do, you’ll miss your opportunity, and maybe get sucked into the propeller of a swamp boat.

Jason Mendoza

Even though Jason Mendoza is the resident idiot of The Good Place, he occasionally (and very accidentally) has moments of profound insight. This one to a situation that innovators are all too familiar with – analysis paralysis.

How often do requests for more data, more (or more relevant) benchmarks, or input from more people slow down decisions and progress? These requests are rarely rooted in doubt about the data, benchmarks, or information you presented. They are rooted in fear – the fear of making the wrong decision, being blamed or shamed, and losing a reputation or even a job.

But worse than being wrong, blamed, shamed, or unemployed is missing an opportunity to radically improve your business, team, or even the world. It’s the business equivalent of getting sucked into the propeller of a swamp boat.

Actions (not just decisions)

In football, trying to run out the clock and hoping for the best never works. It’s called “prevent defense.” You don’t take any chances and just try and hold on to your lead. But prevent defense just PREVENTS you from winning! It’s always better to try something.

Jason Mendoza

Jason does it again, this time invoking a lesson learned from his beloved Jacksonville Jaguars.

Few companies publicly admit to adopting a prevent defense, even though most companies engage in it. They play prevent defense when they don’t invest in innovation, focus exclusively on maintaining or incrementally improving what they currently do, or confine their innovation efforts to events like hackathons and shark tanks.

Incremental improvements and innovation theater keep you competitive. But they won’t get you ahead of the competition or make you a leader in your industry. In fact, they prevent it by making you feel good and safe when you’re really just running out the clock.

Perseverance

Come on, you know how this works. You fail and then you try something else. And you fail again and again, and you fail a thousand times, and you keep trying because maybe the 1,001st idea might work. Now, I’m gonna and try to find our 1,001st idea.

Michael

It’s hard to explain this quote without sharing massive spoilers, so let’s just say that The Good Place is an experiment that fails. A lot.

But it’s also an experiment that generates profound learning and universe-altering changes, things that would not have been possible without the failures.

Yes, smart innovators know when to kill a project. They also know when to try one more time. Wise innovators know the difference.

One final bit of wisdom

Innovation is hard. You will run into more resistance than expected, and things will rarely work out as planned. As long as you keep trying and learning, you won’t fail.

To paraphrase Jason Mendoza (again), you’re not a failed innovator, you’re pre-successful.

3 Ways to Get Customer Insights without Talking to Customers

Most of my advice to leaders who want to use innovation to grow their businesses boils down to two things*:

  1. Talk (and listen) to customers
  2. Do something

But what if you don’t want to talk to customers?

After all, talking to customers can be scary because you don’t know what they’ll say. It can be triggering if they say something mean about your product, your business, or even you as a person. It can be draining, especially if you’re an introvert.

Plus, there are so many ways to avoid talking to customers – Send a survey, hire a research firm to write a report, invoke the famous Steve Jobs quote about never doing customer research.

Isn’t it just better to stay tucked away in the office, read reports, state opinions as if they are facts (those opinions are based on experience, after all), and make decisions?

Nope.

It is not better. It is also not safer, easier, or more efficient.

To make the best decisions, you need the best data, which comes from your customers.

But that doesn’t mean you need to talk to them to get it.

The best data

The best data helps you understand why your customers do what they do. This is why Jobs to be Done is such a powerful tool – it uncovers the emotional and social Jobs to be Done that drive our behavior and choices (functional Jobs to be Done are usually used to justify our choices).

But discovering Jobs to be Done typically requires you to talk to people, build rapport and trust in a one-on-one conversation, and ask Why? dozens of times so surface emotional and social JTBD.

Luckily, there are other ways to find Jobs to be Done that don’t require you to become an unlicensed therapist.

Observe your customers

Go where your customers are (or could be) experiencing the problem you hope to solve and try to blend in. Watch what people are doing and what they’re not doing. Notice whether people are alone or with others (and who those others are – kids, partners, colleagues, etc.). Listen to the environment (is it loud or quiet? If there’s noise, what kind of noise?) and to what people are saying to each other.

Be curious. Write down everything you’re observing. Wonder why and write down your hypotheses. Share your observations with your colleagues. Ask them to go out, observe, wonder, and share. Together you may discover answers or work up the courage to have a conversation.

Quick note – Don’t be creepy about this. Don’t lurk behind clothing racks, follow people through stores, peep through windows, linger too long, or wear sunglasses, a trench coat, and a fedora on a 90-degree day, so you look inconspicuous. If people start giving you weird looks, find a new place to people-watch.

Observe yourself

Humans are fascinating, and because you are a human, you are fascinating. So, observe yourself when you’re experiencing the problem you’re hoping to solve. Notice where you are, who is with you, the environment, and how you feel. Watch what you do and don’t do. Wonder why you chose one solution over another (or none).

Be curious. Write down everything you did, saw, and felt and why. Ask your colleagues to do the same. Share your observations with your colleagues and find points of commonality and divergence, then get curious all over again.

Quick note – This only works if you have approximately the same demographic and psychographic profiles and important and unsatisfied Jobs to be Done of your target customers.

Be your customer

What if your business solves a problem that can’t be easily observed? What if you don’t have the problem that your business is trying to solve?

Become your customer (and observe yourself).

Several years ago, I worked with a client that made adult incontinence products. I couldn’t observe people using their products, and I do not have important (or unsatisfied) Jobs to be Done that the products can solve.

So, for one day, I became a customer. I went to Target and purchased their product. I went home, wore, and used the product. I developed a deep empathy for the customer and wrote down roughly 1 million ways to innovate the product and experience.

Quick note – Depending on what’s required to “be your customer,” you may need to give people a heads up. My husband was incredibly patient and understanding but also a little concerned on the day of the experiment.

It’s about what you learn, not how you learn it

It’s easy to fall into the trap of thinking there is one best way to get insights. I’m 100% guilty (one-on-one conversations are a hill I have died on multiple times).

Ultimately, when it comes to innovation and decision-making, the more important thing is having, believing, and using insights into why customers do what they do and want what they want. How you get those insights is an important but secondary consideration.

* Each of those two things contains A TON of essential stuff that must be done the right way at the right time otherwise, they won’t work, but we’ll get into those things in another article

The Phoenix Checklist – Strategies for Innovation and Regeneration

The Phoenix Checklist - Strategies for Innovation and Regeneration

The general who wins the battle makes many calculations in his temple before the battle is fought.”   Sun Tzu

As reference I love using Michael Michalko book, Thinkertoys. It’s been on my shelf since first released in the 1991, especially in the most challenging times. This book has gotten me and my businesses through 2 gulf wars, 9/11/01 economic aftermath, 2008/9 deep recession and even good times where innovation felt no need.

In chapter 14, Phoenix, he shares the CIA’s checklist for dissecting and solving critical problems. BUT don’t just use this for tackling a problem, use it to help you design new business models, new revenue models, innovating a new product… the checklist applies to scenario planning and breaking down opportunities into manageable strategies to execute new ideas, processes and products.

It’s a strategy used and touted by experts over and over again and it works: The Phoenix Checklist Strategy. Challenging your own assumptions every minute of the day is not a bad thing right now. Putting a framework around how best to challenge your team and build stronger more reliable assumptions and plans is a great idea. I am sure there are strategies already at play and that too is a great thing. What more could be done today that you are not already doing? Maybe this is a great basis for the first question you want to answer using the Central Intelligence Agency’s (CIA) trusted Phoenix checklist.

Below is the Phoenix Checklist but broken down in the way we at Plazabridge Group use the tool for innovating new ideas and solving critical issues for our clients.

What do you see?

What’s the first thing you see?

What’s the 2nd thing you see?

I. Define the problem– The first stage is to tackle the checklist.

Below are the Typical questions we ask and may have answers for… but go deeper!

  • Why is it necessary to solve the problem?
  • What benefits do you get by solving the problem?
  • What are the unknown factors?
  • Have you encountered this problem before?
  • What data do we have to help us dissect the problem down into smaller pieces?

We often fail to go deeper into defining the challenges to be solved or opportunities to create Go deeper questions:

  • What are you not yet understanding?
  • What information do you have?
  • What is not the problem?
  • Is the information you have sufficient? Insufficient? Superfluous? Contradictory?
  • Can you describe the problem in a chart?
  • Where is the limit for the problem?
  • Can you distinguish the different parts of the problem? Can you write them down? What are the relationships between the different parts of the problem? What is common to the different problem areas?

Then go even deeper exploration:

  • Have you seen this problem in a slightly different form? Do you know a related issue?
  • Try to think of a familiar problem with the same or similar unknown factors.
  • Suppose you find a problem similar to yours that has already been resolved. Can you use it? Can you use the same method?
  • Can you reformulate your problem? How many different ways can you reformulate it? More generally? More specifically? Can the rules change?
  • What are the best, worst and most likely outcomes you can imagine?

Designing the plan checklist:

Our team starts here cutting through most challenges or designing new opportunities we want to tackle.

What will solving this problem do for our company? Answer this question daily for two weeks. See what happens. It’s magical really!   Define, Write, chart, and visualize every step of the way. Assign roles to each member of the team to tackle component outcomes of the exploration.

  • How will you solve the whole problem? Can you break the problem down?
  • How much of the unknown can you influence?
  • Can you deduce something useful from the information you have?
  • Have you used all available information?
  • Have you taken into account all the essential factors in the problem?
  • Can you identify the steps in the problem-solving process? Can you determine the accuracy of each step?
    • Draw these out –
    • Then redraw them
    • And again
  • What creative techniques can you use to generate ideas? How many different techniques?
    • After exploring creative techniques go back to the previous bullet point and draw out the steps again.
    • Then again
    • And yes ONE MORE MAGICAL time

Imagine again the results in the perfect world! What would the results be, look like, feel to everyone in the company, to you and to your customers?

  • Can you imagine the result? How many different types of results can imagine?
  • How many different ways can you try to solve the problem?
  • What have others done?
  • Can you intuitively see the solution? Can you check the result?
  • What should be done? How should it be done?
  • Where, when and by whom should it be done?
  • What do you need to do right now?
  • Who will be responsible for what?

Now what? Can you do more with the plan?

  • Can you use this problem to resolve any other issues?
  • What are the unique qualities that make this problem what it is and nothing else?
  • Which milestones can best highlight your progress?
  • How do you know when you are successful?

This last point is so very important and often left out of processes. There are stages of success. Success doesn’t happen all at once so how will you create your timeline to give any new plan a chance to succeed? Better yet, how will you know if you are not succeeding? The plan was well thought out, a lot of time was invested and possibly a lot of money! Don’t give up but in your scenario planning do know what you are watching for to say, how and where shall we adjust along the way and constantly question how to improve the plan. Give it long enough, give it a fighting chance, put your top minds in the company on these challenges and opportunities.

Create your opportunity team of diverse thinkers! They are your innovators.

Create your action team! They are your executors!

Now you are ready for the next challenge or opportunity. Start at the top and repeat.

Why Data-Based Decisions Will Lead You Straight to Hell

Many years ago, Clay Christensen visited his firm where I was a partner and told us a story*.

“I imagine the day I die and present myself at the entrance to Heaven,” he said. “The Lord will show me around, and the beauty and majesty will overcome me. Eventually, I will notice that there are no numbers or data in Heaven, and I will ask the Lord why that is.”

“Data lies,” the Lord will respond. “Nothing that lies can be in Heaven. So, if people want data, I tell them to go to Hell.”

We all chuckled at the punchline and at the strength of the language Clay used (if you ever met him, you know that he was an incredibly gentle and soft-spoken man, so using the phrase “go to Hell” was the equivalent of your parents unleashing a five-minute long expletive-laden rant).

“If you want data, go to Hell.”

Clay’s statement seems absolutely blasphemous, especially in a society that views quantitative data as the ultimate source of truth:

  • “In God we trust. All others bring data.” W. Edward Deming, founding Father of Total Quality Management (TQM)
  •  “Above all else, show the data.” – Edward R. Tufte, a pioneer in the field of data visualization
  • “What gets measured gets managed” – Peter Drucker, father of modern management studies

But it’s not entirely wrong.

Quantitative Data’s blessing: A sense of safety

As humans, we crave certainty and safety. This was true millennia ago when we needed to know whether the rustling in the leaves was the wind or a hungry predator preparing to leap and tear us limb from lime. And it’s true today when we must make billion-dollar decisions about buying companies, launching products, and expanding into new geographies.

We rely on data about company valuation and cash flow, market size and growth, and competitor size and strategy to make big decisions, trusting that it is accurate and will continue to be true for the foreseeable future.

Quantitative Data’s curse: The past does not predict the future

As leaders navigating an increasingly VUCA world, we know we must prepare for multiple scenarios, operate with agility, and be willing to pivot when change happens.

Yet we rely on data that describes the past.

We can extrapolate it, build forecasts, and create models, but the data will never tell us with certainty what will happen in the future. It can’t even tell us the Why (drivers, causal mechanisms) behind the What it describes.

The Answer: And not Or

Quantitative data Is useful. It gives us the sense of safety we need to operate in a world of uncertainty and a starting point from which to imagine the future(s).

But, it is not enough to give the clarity or confidence we need to make decisions leading to future growth and lasting competitive advantage.

To make those decisions, we need quantitative data AND qualitative insights.

We need numbers and humans.

Qualitative Insight’s blessing: A view into the future

Humans are the source of data. Our beliefs, motivations, aspirations, and actions are tracked and measured, and turned into numbers that describe what we believed, wanted, and did in the past.

By understanding human beliefs, motivations, and aspirations (and capturing them as qualitative insights), we gain insight into why we believed, wanted, and did those things and, as a result, how those beliefs, motivations, aspirations, and actions could change and be changed. With these insights, we can develop strategies and plans to change or maintain beliefs and motivations and anticipate and prepare for events that could accelerate or hinder our goals. And yes, these insights can be quantified.

Qualitative Insight’s curse: We must be brave

When discussing the merit of pursuing or applying qualitative research, it’s not uncommon for someone to trot out the saying (erroneously attributed to Henry Ford), “If I asked people what they wanted, they would have said a horse that goes twice as fast and eats half as much.”

Pushing against that assertion requires you to be brave. To let go of your desire for certainty and safety, take a risk, and be intellectually brave.

Being brave is hard. Staying safe is easy. It’s rational. It’s what any reasonable person would do. But safe, rational, and reasonable people rarely change the world.

One more story

In 1980, McKinsey predicted that the worldwide market for cell phones would max out at 900,000 subscribers. They based this prediction on solid data, analyzed by some of the most intelligent people in business. The data and resulting recommendations made sense when presented to AT&T, McKinsey’s client.

Five years later, there were 340,213 subscribers, and McKinsey looked pretty smart. In 1990, there were 5.3 million subscribers, almost 6x McKinsey’s prediction.   In 1994, there were 24.1M subscribers in the US alone (27x McKinsey’s global forecast), and AT&T was forced to pay $12.6B to acquire McCaw Cellular.

Should AT&T have told McKinsey to “go to Hell?”  No.

Should AT&T have thanked McKinsey for going to (and through) Hell to get the data, then asked whether they swung by earth to talk to humans and understand their Jobs to be Done around communication? Yes.

Because, as Box founder Aaron Levie reminds us,

“Sizing the market for a disruptor based on an incumbent’s market is like sizing a car industry off how many horses there were in 1910.”

Surfacing Your Hidden Assumptions

When it comes to strategy and innovation, success depends on how fast you become aware of your assumptions and then modify them. But it’s a paradox:  You can’t see your most fundamental assumptions until you overcome them. This means that you can only understand your mindsets that were barriers retrospectively.

Let’s look at how this works. I have a quick story for you, then a question.

A bus driver was heading down Van Ness Avenue in my hometown of San Francisco. He went through a stop sign without even slowing down, then turned onto a one-way street going the opposite direction as the rest of the traffic. A police officer saw the whole thing but he didn’t stop him or issue a ticket because no laws had been broken. The question for you is this: How can this scenario be possible?

If you answered that the bus driver was walking down the street, you are correct. This is a very simple example to illustrate how we all make assumptions. Most people just assume that a bus driver is always driving a bus. But of course, that’s not the case. The most important part of this exercise isn’t to point out that an assumption may have been made in the first place – it’s only natural to do so. It’s to show that most of us only recognize that we’ve made an assumption after we’ve discovered that our thinking was invalid or that it led us astray. And by then, it can often be “too late.”

Let’s go back to the bus driver for a moment. What if I had framed things up in the scenario a little differently and included another statement up front that said “In San Francisco, people use cars, take the bus, or walk down the street to get where they’re going.”  How would this have impacted your assumptions? For most people, the idea that it’s possible the bus driver could be walking down the street would have been planted in their brains as they read the rest of the scenario – and they would have more easily overcome their limiting assumption that bus drivers only drive buses. The goal is to continually broaden your perspective so that you can overcome your assumptions before they limit your options or slow you down.

Here are a couple of tried and true approaches I’ve used to challenge and expand mindsets.

Identify Areas of Intrigue

When it comes to developing your strategy or innovating, get clear on what you need to know and learn. List up to 4-5 topics. Examples might include things like board games children like most, the healthiest yet best tasting desserts, or the most successful social media influencers. For each topic, create a list of guiding questions that, if answered, would really give you a solid understanding of the area. For instance, using the board games children like mostexample, you could come up with questions like: What are the most popular children’s board games? How long do the best games take to play? Do adults usually play with the children? What does it take to win? This exercise will help you better understand what’s most important to further explore so you can broaden your perspective.

Adapt a Business Model

Find a company completely outside of your industry or market and look at what makes them different and what they do really well.  Then adapt their model to your cause.  Use the format “I want to be the ____________ of ____________” by putting a company name into the first blank and the area of your target market or innovation area into the second blank.  For example, if you want to transform the fashion industry, you might try “I want to be the Netflix of fashion”, which could lead you down the path of high-end evening gown rental services like Rent the Runway.  Consider companies like Starbucks, Twitter, Domino’s, NIKE, Home Depot, or any other innovative company you can think of.

Your mindsets naturally constrain your ability to consider alternatives and possibilities that go beyond the boundaries of your thinking. Your limiting assumptions can be about personal skills, team knowledge and abilities, organizational capabilities, market needs, technology, financial limitations, partnership possibilities, competition, or just about anything else. The goal is to recognize you hold assumptions and then act to surface them.

As the writer John Seely Brown once said, the harder you fight to hold on to specific assumptions, the more likely there’s gold in letting go of them.

You Must Play and Experiment to Create and Innovate

Growing up in the fashion industry, in 1980’s Paris, I forged an exciting global career and experienced, first hand, a diverse range of the most amazingly innovative fashion presentations ever.  It was the dawn of an explosive era where fashion really mattered and wonderful events became really fantastic happenings featuring a lot of playful and experimental theatrical performances and fabulous guest stars on the catwalk. “From Claude Montana to Thierry Mugler, from Giorgio Armani to Franco Moschino, from Jean Charles de Castelbajac to Christian Lacroix, there were many designers who shaped the aesthetics of the era with their creations and shows” – whose creativity, still impact us across the arts and other key industries today.

Being playful and experimental

Reinforcing that in the arts and other industries, and in our professional and personal lives, newness, creativity, and innovation only happen through people being willing to be both playful and experimental.

This is useful to know, especially with the range of constraints and restrictions occurring globally as a result of fierce governmental reactive response to managing the Covid-19 pandemic. Coupling these with the challenges and limitations of a remote and hybrid workplace, are combining to cause many of us to achingly long for more freedom, fun, play, and adventure.  Yet, many of us, are feeling bound to our laptops, TV’s and kitchens, and are locked within the boundaries of our homes and local neighbourhoods.

It is possible to shift the range of negative feelings that lockdowns produce by exploring possibilities and opportunities for expanding our knowledge and learning, by knowing how to be more playful and experimental, and especially by taking up a set of regular reflective practices.

A unique moment in time

Using this unique moment in time to take up a set of reflective practices to ignite our creative juices and expand our appetite and capacity for creativity.

At the same time, use this moment to explore opportunities to learn and expand our knowledge, because, knowledge plays an important role in the productivity and prosperity of economies, organisations, and individuals and the post-Covid-19 world is going to need a lot of new knowledge in the coming decade of both disruption and transformation.

Expanding our knowledge

Most of us are aware that, our desire to create, and actually be playful and experiential usually involves learning from some kind of direct experience.  Like painting, where our hands are likely to get dirty, where we may produce a number of poor efforts (which we often hide) before we eventually create one, we can accept and live with.

Learning from a direct experience is more effective if coupled with reflection – that is, the intentional attempt to synthesize, abstract, and articulate the key lessons taught by experience.

Where research reveals that the effect of reflection on learning is mediated by a greater perceived ability to achieve a goal in that it improves your confidence, self-belief, and conviction that you can achieve it.

Learning from reflecting on experience

Making the learning experience a playful and experimental one allows us to have fun, in ways that engage our multiple intelligences – our cognitive brains, and heart and gut brains in ways that create meta-shifts that challenge our mental maps.

This also helps us develop our learning agility – “learning what to do when you don’t know what to do” especially important in a world of constant and disruptive change.

Which will especially be a very vital and critical skill set to cultivate in the post-Covid-19 world, where there is no playbook, or reliable template for long-term planning the results we might want, in a disruptive and uncertain future.

Starting with elastic thinking

It starts with developing our elastic thinking skills, where according to Leonard Mlodinow  –  it is now prime time for people to harness the power of “elastic thinking” to navigate an unstable world and underpins our ability to adapt and be creative.

And involves “developing the capacity to let go of comfortable ideas and become accustomed to ambiguity and contradiction; the capability to rise above conventional mindsets and to reframe the questions we ask; the ability to abandon our ingrained assumptions and open ourselves to new paradigms; the propensity to rely on imagination as much as on logic and to generate and integrate a wide variety of ideas; and the willingness to experiment and be tolerant of failure.”

At ImagineNation™ we developed a four-step cognitive process to help people stretch their mental maps, feelings, thinking, behaviours, and actions, enabling them to be playful and experimental by focussing on these key elements that enable reflective practice:

  1. Discovering
  2. Sensemaking
  3. Internalising
  4. Applying

Exploring the role of failing fast

Getting to the creative and innovative outcomes, when playing and experimenting with thinking or acting differently, usually involves some kind of failure, where we fail flat on our faces!

Yet when being brave playful and courageous, and experimenting, you have to be willing to make mistakes and fail. The key is to try out things, and experiment, like children, do, and not worry about what others think and say about you, when you make a mistake or fail.

At the same time, adopting a reflective practice supports our willingness to let go and come from a beginners mind, to unlearn what may have worked previously, whilst being vulnerable and open-hearted, minded and willed to deeply reflect on what happened and what knowledge you may gain and what you might learn from it.

Continuously learning from reflective practice

This means that “work must become more learningful” where an organisations’ or teams’ collective aspiration is set free and people have permission, safety, and trust to be playful and experimental.

To “learn by doing and reflecting” through being:

  • Encouraged to continually expand their capacity to create the results they truly desire,
  • Re-educated to elasticize their thinking and develop new mental maps and where expansive patterns of feeling and thinking are nurtured,
  • Committed to continuously learning how to learn together, at a speed faster than the competition.

Resulting in the intelligence of the organisation or team exceeding the intelligence of individuals in the team and in the organisation, and by harnessing the collective’s capacity to create, invent and innovate through enacting a set of habitual reflective practices.

CCS Cards for play and critical reflection:

As a side note, it’s worth mentioning a tool we like to use that can provide both a sense of play and an opportunity for critical reflection. As many of you may know, CCS Cards are image cards containing a special set of photos, illustrations, and words. Just holding them, sorting them, and talking about what particular cards might mean for you, is an enjoyable, playful activity that often leads to fresh, creative responses.

Furthermore, as a tool for reflective practice, CCS Cards give people a powerful way to recall and recreate their lived experiences by incorporating their feelings and emotions. The cards provide participants with self-selected representations that they can link to all the associated concepts, feelings, words, and actions that were part of the lived experience. Armed with this clearer picture, they are better able to reflect upon and learn from their experience.  The cards also provide an easy way to share and compare their reflections with others, which is vital for effective collaboration.

Bringing together theory and practice

Enacting a set of reflective practices helps us effectively bring together and integrate theory and practice, where through reflection, people are able to:

  • Discover new mental maps, feelings, thoughts, and ideas,
  • Make sense of these in their own context or situation,
  • Internalize and assimilate the impact of these mental maps, thoughts, feelings, and actions by introducing options and choices for being, thinking, and acting differently,
  • Apply that information to add to their existing knowledge base and reach a higher level of understanding,
  • Adapt how they feel, think and act as resources in new, unknown, unexpected, and disruptive situations, as well as in how they plan, implement, and review their actions.

Surely, these might comprise a helpful set of strategies to embrace to help you thrive in these challenging times?

Isn’t there an inherent opportunity for all of us to discover and explore new ways of having more fun, by being playful and experimental?

Perhaps we might discover new ways of adapting and thriving individually and collectively co-create more individual freedom, wonderful fun, and exciting adventures that we are all craving, and become future-fit, in our constantly changing, uncertain, and unstable world.

Creating 21st Century Transformational Learning

I was privileged to attend one of the first Theory U; Presencing Leadership for Profound Innovation and Change Workshops presented by the Sloane School of Management, in Boston in 2008. This means that I have been able to observe, engage with and participate, from both Israel and Australia, in the evolution of Presencing and Theory U as powerful resources and vehicles for effecting profound transformational change and learning.

Intentional Change and Learning

I have seen and experienced the growth of the global Presencing community, as it transformed from a small, diverse, thought-leading group in the USA, seeding a range of deeply disruptive core concepts, as described in their groundbreaking book – Presence: Human Purpose and the Field of the Future into a global movement.

Where they introduced a radical new theory about change and learning, I also participated in its evolution into its current manifestation, as a global movement for profound transformational change. Which seeks to create, within the whole system, intentional shifts that break old patterns of seeing and acting that continually create results, on a planetary level, that are no longer needed or wanted. Achieving this by encouraging deeper levels of attention and intention, as well as deep and continuous learning, to create an awareness of the larger systemic whole, ultimately leading to us to adopt new and different mindsets, behaviors, actions, and systems that can help to shape our evolution and our futures.

A Turning Point

It is suggested by many, that we are at a turning point, a critical moment in time, where all of us, individually and collectively, have the chance to focus our attention toward activating, harnessing, and mobilizing transformational change and learning to shape our evolution and our futures intelligently. To maximize the emergence, divergence, and convergence of new patterns of consumer and business behaviors that have emerged at extraordinary speed and can be sustained over long periods of time because digitization, coupled with the impact of the global pandemic, have accelerated changes faster than many of us believed previously possible.

Paradoxically, we are facing an uncertain future, where according to the World Economic Forum Job Reset Summit – “While vaccine rollout has begun and the growth outlook is predicted to improve, and even socio-economic recovery is far from certain” no matter where you are located or professionally aligned.

Leveraging the Turning Point

This turning point, is full of possibilities and innovative opportunities potentially enabling organizations, leaders, teams, people, and customers to embrace the opportunity to change and learning in creative and inventive ways to shape our evolution and to co-create our futures, in ways that are:

  • Purposeful and meaningful,
  • Embrace speed, agility, and simplicity,
  • Scale our confidence, capacity, and competence through unlearning, relearning, and innovation.

Resulting in improving equity for all, resilience, sustainability, growth, and future-fitness, in an ever-changing landscape, deeply impacted by the technologies created by accelerated digitization, by putting ourselves into the service of what is wanting to emerge in this unique turning point and moment of time.

Forward-looking leadership

This is validated by the Boston Consulting Group (BCG), who outlined, in a recent article the key strategies employed by most innovative companies in 2021 that “forward-looking leaders soon looked to broader needs affecting their companies’ futures, such as resilience, digital transformation, and customer relevance”.

Realizing, like the authors of Presence: Human Purpose and the Field of the Future, the need to build the systemic ability to drive change, learning and innovation, by transforming their ambitious aspirations into real results through:

  1. Clarifying a clear ambition: that is meaningful and purposeful, compelling and engaging that aligns to people’s values and helps build “one team” mindsets.
  2. Building systemic innovation domains: that are strategically and culturally aligned, enabling people and technology to connect, explore, discover, design, and deliver the ambition through making changes and learning, collective and ecosystems approach that provides clear lines of sight to stakeholders, users, and customers.
  3. Performance management: that acknowledges and rewards collaborative achievements, results in transformational change and learning through smart risk-taking, experimentation and drives accountability, and celebrates success.
  4. Project management: that provides rigor and discipline, through taking a human-centered, and agile approach that allows people and teams to make the necessary shifts in assigning and delivering commercially astute, ambitious, radical, and challenging breakthrough and Moonshot projects.
  5. Talent and culture: by exercising leadership that brings people and teams together, collaborating by fostering openness, transparency, permission, and trust so people can safely unlearn, relearn, adapt and innovate. By supporting and sponsoring change initiatives, by harnessing and mobilizing collective genius, by granting prestige to innovation roles and valuing radical candor, generating discovery and challenges to the status quo.

A Moment in Time

Some thirteen years later, in a recent Letter, Otto Scharmer, one of the original authors of the Presence book, shared with the global Presencing community, that it:

“feels as if we have collectively crossed a threshold and entered a new time. A time that was there already before, but more as a background presence. A time that some geologists proposed to refer to as the Anthropocene, the age of humans. Living in the Anthropocene means that basically all the problems, all the challenges we face on a planetary scale are caused by… ourselves”.

He then stated that “Being alive at such a profound planetary threshold moment poses a critical question to each and every one of us: What is my response to all of this, what is our response to this condition, how am I – and how are we – going to show up at this moment?

Showing up at this moment

Change and learning today involve people, developing their knowledge, mindsets, and behaviors, skills and habits. So, making a fundamental choice about how you wish to show up right now, as a leader or manager, business owner or employee, consultant, trainer, or coach, is crucial to making your contribution and commitment to shaping your own individual, and our collective evolution and our futures.

Taking just a moment

It may, in fact, be beneficial, to take just a moment – to hit your pause button, retreat into reflection, stillness, and silence and ask yourself Otto’s question – how am I, and how are we as a business practice, team or organization going to show up at this moment?

Drawing on my experience as an innovative start-up entrepreneur in Israel, people can either be forced to change and learn through necessity, conflict, and adversity in order to survive. Alternately, they can choose to change through seeing the world with fresh eyes, full of possibility, positivity, optimism, and self-transcendence, to innovate and thrive.

  • How might you develop the courage to make transformational and systemic changes and learning and innovation your key priorities to survive through necessity and adversity, or thrive through unleashing possibilities, optimism, and positivity?
  • How might you develop the compassion to focus on developing both customer and human centricity in ways that are purposefully meaningful and aligned to people’s values and contribute to the good of the whole (people, profit, and planet)?
  • How might you be creative in transforming your time, people, and financial investments in ways that drive out complacency, build change readiness and deliver the deep and continuous change and learning that equips and empowers people to deliver tangible results that are valued, appreciated, and cherished, now and in the future?

Not only to take advantage of the moment in time but to also use transformational change and learning to extend your practice or organizations future fitness and life expectancy, because, according to a recent article in Forbes –  “Half of the giants we now know may no longer exist by the next decade. In 1964, a company on the S&P 500 had an average life expectancy of 33 years. This number was reduced to 24 years in 2016 and is forecast to shrink further to 12 years by 2027”.
