A Tipping Point for Organizational Culture

Like millions of others globally, I watched with fascination, the sensational and striking spectacle of the ceremony, significant symbolism, spectacular artifacts, and rituals at the recent King of England’s majestic coronation. At the same time, I allowed my mind to wander and wondered how this visually stunning and unrivaled British ceremony would impact the nations and realms’ culture and leadership, today and in the future, wondering if, indeed, it is at a cultural tipping point.

Where it is believed, by some, that the coronation made “two statements of great importance for today’s world about the place of religion in public life and the importance and meaning of the nation”. Acknowledging that such a monumental and marvelous event is indicative of a cultural tipping point, not only for the people it embraces but also for organizations, nations, and realms as a whole, to search for what is meaningful and valued by its people.

Making the connection

My mind wandered and made some obvious connections between the core and common elements that embody both organizational, and national cultural realms – the values, beliefs, assumptions, and mindsets that drive key behaviors and deliver the common implicit messages. As well as the disciplined systems and processes that deliver the results, the rituals that are enacted, and finally, the artifacts whose symbols represent what the culture values.

Maintaining relevance and engagement 

Like the monarchy, what do organizations need to do to maintain relevance and engagement to thrive in unstable and uncertain times, especially when their existence and legacies are being questioned and evaluated by the people they serve?

At a pivotal time when new sets of global, societal, and organizational demands are being made, largely as a result of the fourth industrial revolution, encompassing the convergence of exponential technologies impacting all of us globally.

At the same time, we are all still affected by the consequences of the global pandemic-induced lockdowns, impacting every fabric of our social and civic structures in our world today.

A case study for leveraging cultural tipping points differently 

The coronation of King Charles III provides us with a great case study of an outstanding and remarkable display of English cultural attributes.

This enables us to ask some serious questions about how national and organizational cultures and leadership in times of exponential change, like today, might thrive with uncertainty and co-create solutions to some of the most complex global challenges, by leveraging the range of cultural tipping points differently.

A range of organizational cultural tipping points

We are in effect, experiencing globally a range of cultural tipping points:

  1. At the macro level, according to a recent article here in Australia, where King Charles still resides as our head of state, the local SMH states that this realm is in a state of flux:

“The King is head of state in 15 countries. More than half of the so-called “realm states” are in the Caribbean and most of them are bailing out. Barbados two years ago, Jamaica probably next year. Belize, Grenada, Saint Vincent and the Grenadines are planning their exit as well”.

  1. At the micro level, according to Mc Kinsey & Co, in a recent article “New Leadership for a new era of thriving organizations” stated that organizations and leadership are also in a state of flux:

“Organizations such as Allianz, Haier, Microsoft, and Nucor are transforming their industries with a new organizational approach that seeks to be open, fluid, and adaptable; unleashes the collective energy, passion, and capabilities of its people; reimagines strategy; and focuses on delivering greater value to all stakeholders”.

“Their cultures support a more open, collaborative, and emergent way of working. And the shift to this new kind of model changes the way businesspeople must lead”.

Going back to culture and leadership fundamentals

Because culture and leadership are, according to Edgar H. Schein “two sides of the same coin and cannot understand one without the other” we have to be in charge and focused to intentionally, constructively, and creatively manage their interdependence.

He also states that culture matters because it is a “powerful, tacit, and often unconscious set of forces that determine both our individual and collective behaviors, ways of perceiving, thought patterns, and values”.

If we do not intentionally and strategically take charge, focus, and leverage these forces, we will simply always be at the effect of them, as they take us down the path of least resistance, remain implicit, and will not deliver the results we want and need in a disruptive world.

Going back to culture and leadership fundamentals

Sharing the key messages

My mind then wandered and considered what might be the key messages being communicated by this incredible series of marvelous events, and wondered how relevant and engaging they might be to people today:

  • A coronation signals the conferment of God’s grace upon a ruler,
  • A coronation appoints the king as the Supreme Governor of the Church of England,
  • A coronation is a joyous and celebratory event.

Back to the SMH “The people got what they wanted. The cheers in the Mall, the boulevard built for the adoration of royalty, were real, even if the masses were down on those for the Queen’s Jubilee.”

Impacting the future

It remains to be seen if this powerful, majestic, memorable, and significant once-in-a-lifetime ceremonial event will ultimately help unify or divide the English realm. Which it seems, is facing its own range of unique challenges and a controversial cultural tipping point, ultimately and seriously impacting its future viability.

Back to the SMH “But Charles’s big show might be his last great day. The last dance of a wheeling, brilliant circus that has entertained and beguiled but which soon enough, in its distant realms, will stutter and shrink and reel no more.”

Why does this matter?

This matters today because we are individually, and collectively at a range of social, civic, and organizational cultural tipping points.

Where our organization and leaders are also dancing many of our “last dances”, and “stutter and shrink and reel nor more” because, according to some, we are not strategically focussed on leveraging the culture and leadership basics:

  • Implicitly clarifying values that focus on delivering value that improves the quality of people’s lives that they appreciate and cherish and explicitly making them an active part of corporate life.
  • Ensuring that leaders role model and enact behaviors that demonstrate the values in action, where people are accountable and rewarded by rigorous systems and supportive disciplined, and agile processes.
  • Co-creating powerful sets of rituals, symbols, and artifacts, aligned to the values, that deliver the “new architectures” to create permission, safety, and trust that drive collaborationexperimentation, innovation, inclusion, and sustainability.
  • Communicating engaging and inclusive messages that resonate creativity, respect, and appreciation for people, profit, and the planet.

Shifting the organizational cultural tipping points

It’s time to transform leadership to transform organizations, in ways that are self-aware and inspiring, meaningful and purposeful, equitable and sustainable, with increasing speed, resilience, and efficiency to guide organizational cultures and leadership that:

  • Helps people navigate and balance in-person and remote work, be mentally healthy and well, and make the way for both applied AI and human skills development.
  • Develops new rules for attracting and retaining people, close the capability chasm and walk the talent tightropes to better equip, empower and harness people’s harness collective intelligence to make both the organization and the world better places.
  • Creates, invents, and innovates new ways of thinking, and acting that ultimately shift the range of cultural tipping points to meet new sets of global, societal, and organizational demands and challenges emerging in the 21st century, and lets go of what is no longer relevant to better serve humanity as a whole.

The End of the Digital Revolution

The history of digital technology has largely been one of denial followed by disruption. First came the concept of the productivity paradox, which noted the limited economic impact of digital technology. When e-commerce appeared, many doubted that it could ever compete with physical retail. Similar doubts were voiced about digital media.

Today, it’s hard to find anyone who doesn’t believe in the power of digital technology. Whole industries have been disrupted. New applications driven by cloud computing, artificial intelligence and blockchain promise even greater advancement to come. Every business needs to race to adopt them in order to compete for the future.

Ironically, amid all this transformation the digital revolution itself is ending. Over the next decade, new computing architectures will move to the fore and advancements in areas like synthetic biology and materials science will reshape entire fields, such as healthcare, energy and manufacturing. Simply waiting to adapt won’t be enough. The time to prepare is now.

1. Drive Digital Transformation

As I explained in Mapping Innovation, innovation is never a single event, but a process of discovery, engineering and transformation. Clearly, with respect to digital technology, we are deep into the transformation phase. So the first part of any post-digital strategy is to accelerate digital transformation efforts in order to improve your competitive position.

One company that’s done this very well is Walmart. As an old-line incumbent in the physical retail industry, it appeared to be ripe for disruption as Amazon reshaped how customers purchased basic items. Why drive out to a Walmart store for a package of toothpaste when you can just click a few buttons on your phone?

Yet rather than ceding the market to Amazon, Walmart has invested heavily in digital technology and has achieved considerable success. It wasn’t any one particular tactic or strategy made the difference, but rather the acknowledgment that every single process needed to be reinvented for the digital age. For example, the company is using virtual reality to revolutionize how it does in-store training.

Perhaps most of all, leaders need to understand that digital transformation is human transformation. There is no shortage of capable vendors that can implement technology for you. What’s key, however, is to shift your culture, processes and business model to leverage digital capabilities.

2. Explore Post-Digital Technologies

While digital transformation is accelerating, advancement in the underlying technology is slowing down. Moore’s law, the consistent doubling of computer chip performance over the last 50 years, is nearing its theoretical limits. It has already slowed down considerably and will soon stop altogether. Yet there are non-digital technologies under development that will be far more powerful than anything we’ve ever seen before.

Consider Intel, which sees its future in what it calls heterogeneous computing combining traditional digital chips with non-digital architectures, such as quantum and neuromorphic. It announced a couple of years ago its Pohoiki Beach neuromorphic system that processes information up to 1,000 times faster and 10,000 more efficiently than traditional chips for certain tasks.

IBM has created a network to develop quantum computing technology, which includes research labs, startups and companies that seek to be early adopters of the technology. Like neuromorphic computing, quantum systems have the potential to be thousands, if not millions, of times more powerful than today’s technology.

The problem with these post-digital architectures is that no one really knows how they are going to work. They operate on a very different logic than traditional computers, will require new programming languages and algorithmic strategies. It’s important to start exploring these technologies now or you could find yourself years behind the curve.

3. Focus on Atoms, Not Bits

The digital revolution created a virtual world. My generation was the first to grow up with video games and our parents worried that we were becoming detached from reality. Then computers entered offices and Dan Bricklin created Visicalc, the first spreadsheet program. Eventually smartphones and social media appeared and we began spending almost as much time in the virtual world as we did in the physical one.

Essentially, what we created was a simulation economy. We could experiment with business models in our computers, find flaws and fix them before they became real. Computer-aided design (CAD) software allowed us to design products in bits before we got down to the hard work of shaping atoms. Because it’s much cheaper to fail in the virtual world than the physical one, this made our economy much more efficient.

Yet the next great transformation will be from bits to atoms. Digital technology is creating revolutions in things like genomics and materials science. Artificial intelligence and cloud computing are reshaping fields like manufacturing and agriculture. Quantum and neuromorphic computing will accelerate these trends.

Much like those new computing architectures, the shift from bits to atoms will create challenges. Applying the simulation economy to the world of atoms will require new skills and we will need people with those skills to move from offices in urban areas to factory floors and fields. They will also need to learn to collaborate effectively with people in those industries.

4. Transformation is Always a Journey, Never a Destination

The 20th century was punctuated by two waves of disruption. The first, driven by electricity and internal combustion, transformed almost every facet of daily life and kicked off a 50-year boom in productivity. The second, driven by the microbe, the atom and the bit, transformed fields such as agriculture, healthcare and management.

Each of these technologies followed the pattern of discovery, engineering and transformation. The discovery phase takes place mostly out of sight, with researchers working quietly in anonymous labs. The engineering phase is riddled with errors, as firms struggle to shape abstract concepts into real products. A nascent technology is easy to ignore, because its impact hasn’t been felt yet.

The truth is that disruption doesn’t begin with inventions, but when an ecosystem emerges to support them. That’s when the transformation phase begins and takes us by surprise, because transformation never plays out like we think it will. The future will always, to a certain extent, unpredictable for the simple reason that it hasn’t happened yet.

Today, we’re on the brink of a new era of innovation that will be driven by new computing architectures, genomics, materials science and artificial intelligence. That’s why we need to design our organizations for transformation by shifting from vertical hierarchies to horizontal networks.

Most of all, we need to shift our mindsets from seeing transformation as set of discreet objectives to a continuous journey of discovery. Digital technology has only been one phase of that journey. The most exciting things are still yet to come.

Customer journeys are a mainstay of modern marketing programs. Unfortunately, for most companies, they are pointed in the wrong direction!

Most customer journey diagrams I see map the customer’s journey through the vendor’s marketing and sales process. That’s not a customer journey. That is a vendor journey. Customers could not care less about it.

What customers do care about is any journey that leads to value realization in their enterprise. That means true customer journey mapping must work backward from the customer’s value goals and objectives, not forward from the vendor’s sales goals and objectives.

But to do that, the customer-facing team in the vendor organization has to have good intelligence about what value realization the customer is seeking. That means that sales teams must diagnose before they prescribe. They must interrogate before they present. They must listen before they demo.

That is not what the typical sales enablement program teaches. Instead, it instructs salespeople on how to give the standard presentation, how to highlight the product’s competitive advantages, how to counter the competition’s claims—anything and everything except the only thing that really matters—how do you get good customer intelligence from whatever level of management you are able to converse with?

The SaaS business model with its emphasis on subscription and consumption creates a natural occasion for reforming these practices. Net Revenue Retention is the name of the game. Adoption, extension, and expansion of product usage are core to the customer’s Health Score. This only happens when value is truly being realized.

All this is casting the post-sales customer-facing functions of Customer Success and Customer Support in a new light. These relationships are signaling outposts for current customer status. Vendors still need to connect with the top management, for they are the ones who set the value realization goals and provide the budgets to fund the vendor’s offerings, but for day-to-day reality checks on whether the value is actually getting realized, nothing beats feet on the ground.

So, note to vendors. You can still use your vendor-centric customer journey maps to manage your marketing and sales productivity. Just realize these maps are about you, not the customer. You cannot simply assign the customer a mindset that serves your interests. You have to genuinely engage with them to get to actionable truth.

What Have We Learned About Digital Transformation Thus Far?

We are well into our first decade of digital transformation, with both the successes and the scars to show for it, and we can see there is a long way to go. Realistically, there is probably never a finish line, so I think it is time for us to pause and take stock of what we have learned, and how best we can proceed from here. Here are three lessons to take to heart.

Lesson 1: There are three distinct levels of transformation, and operating model transformation is the one that deserves the most attention.

The least disruptive transformation is to the infrastructure model. This should be managed within the Productivity Zone, where to be fair, the disruption will be considerable, but it should not require much in the way of behavior change from the rest of the enterprise. Moving from data centers to cloud computing is a good example, as are enabling mobile applications and remote work centers. The goal here is to make employees more efficient while lowering total cost of IT ownership. These transformations are well underway, and there is little confusion about what next steps to take.

By contrast, the most disruptive transformation is to the business model. Here a company may be monetizing information derived from its operating model, as the SABRE system did for American Airlines, or overlaying a digital service on top of its core offering, as the automotive makers are seeking to do with in-car entertainment. The challenge here is that the economics of the new model have little in common with the core model, which creates repercussions both with internal systems and external ecosystem relationships. Few of these transformations to date can be said to be truly successful, and my view is they are more the exception than the rule.

The place where digital transformation is having its biggest impact is on the operating model. Virtually every sector of the economy is reengineering its customer-facing processes to take advantage of ubiquitous mobile devices interacting with applications hosted in the cloud. These are making material changes to everyday interactions with customers and partners in the Performance Zone, where the priority is to improve effectiveness first, efficiency second. The challenge is to secure rapid, consistent, widespread adoption of the new systems from every employee who touches them. More than any other factor, this is the one that separates the winners from the losers in the digital transformation game.

Lesson 2: Reengineer operating models from the outside in, not the inside out.

A major challenge that digital transformation at the operating model level must overcome is the inertial resistance of the existing operating model, especially where it is embedded in human behaviors. Simply put, people don’t like change. (Well, actually, they all want other people to change, just not themselves.) When we take the approach of internal improvement, things go way too slowly and eventually lose momentum altogether.

The winning approach is to focus on an external forcing function. For competition cultures, the battle cry should be, this new operating model poses an existential threat to our future. Our competitors are eating our lunch. We need to change, and we need to do it now! For collaboration cultures, the call to action should be, we are letting our customers down because we are too hard to do business with. They love our offers, but if we don’t modernize our operating model, they are going to take their business elsewhere. Besides, with this new digital model, we can make our offers even more effective. Let’s get going!

This is where design thinking comes in. Forget the sticky notes and lose the digital whiteboards. This is not about process. It is about walking a mile in the other person’s shoes, be that an end user, a technical buyer, a project sponsor, or an implementation partner, spending time seeing what hoops they have to go through to implement or use your products or simply to do business with you. No matter how good you were in the pre-digital era, there will be a ton of room for improvement, but it has to be focused on their friction issues, not yours. Work backward from their needs and problems, in other words, not forward from your intentions or desires.

Lesson 3: Digital transformations cannot be pushed. They must be pulled.

This is the hardest lesson to learn. Most executive teams have assumed that if they got the right digital transformation leader, gave them the title of Chief Transformation Officer, funded them properly, and insured that the project was on time, on spec, and on budget, that would do the trick. It makes total sense. It just doesn’t work.

The problem is one endemic to all business process reengineering. The people whose behavior needs to change—and change radically—are the ones least comfortable with the program. When some outsider shows up with a new system, they can find any number of things wrong with it and use these objections to slow down deployment, redirect it into more familiar ways, and in general, diminish its impact. Mandating adoption can lead to reluctant engagement or even malicious compliance, and the larger the population of people involved, the more likely this is to occur.

So what does work? Transformations that are driven by the organization that has to transform. These start with the executive in charge who must galvanize the team to take up the challenge, to demand the digital transformation, and to insert it into every phase of its deployment. In other words, the transformation has to be pulled, not pushed.

Now, don’t get me wrong. There is still plenty of work on the push side involved, and that will require a strong leader. But at the end of the day, success will depend more on the leader of the consuming organization than that of the delivery team.
