What is the Role of Personal Branding in Achieving Innovation Success?I’ve been thinking a lot lately about personal branding, in part because I’m about to begin a new commissioned white paper and so I’ve been re-visiting my popular white paper for Innocentive – Harnessing the Global Talent Pool to Accelerate Innovation, and what I wrote about personal branding there:

“… the world continues to move away from being a place where employees expect to have jobs for life, and fight against any change to this paradigm, to a world where portfolios, personal branding, and project-based work will become more common in an increasing number of industries. The evolving world of work is becoming a world in which individuals will need to be really good at collaborating and playing well with others, while also honing their skills at standing out from the crowd. At the same time, the external perception of your network value will expand from a focus on internal connections to also include the talented minds you might know outside the organization that can be brought in on different projects or challenges.”

So, let’s dig in…

The power of the individual versus the power of the collective. This is a tension that has been around longer than the practice of human resources and talent management as an occupation. While the organization is concerned with achieving success for the collective, too often we forget that the collective is made up of a collection of unique individuals, and that each of these individuals have a collection of unique skills, talents, and abilities that may or not directly fulfill the needs of their role and the organization’s goals and brand promise:

“To build a brand, you must start a conversation with your customers. Your customers have to know that you stand for something and that they can count on you to deliver upon your brand promise.” (April 20, 2012)

While the role of the individual in helping to fulfill the organization’s brand promise is often not considered, it should be, at the same time that the organization considers whether its chosen individuals adequately fill the defined job requirements that the organization believes are necessary to fulfill the collective’s mission to achieve revenue and profits for its shareholders, value for its clients and donors, or benefits for its constituents (depending on whether you’re talking about a for-profit, non-profit or governmental organization).

If we look at each role in an organization as an attempt by management and human resources to find a perfect match for the job requirements that live within a certain circle, the fact is that for every role, the circle of the individual’s skills, talents, and abilities will never perfectly overlay the circle of the job requirements, it will always look like a Venn Diagram with a good candidate possessing a large amount of overlap, but with always some of their skills, abilities, and talents lying outside of their job requirements’ circle.

But most organizations (referred to as Typical Organizations in the graphic below) fail to harness the skills, abilities and talents of the individuals they have in their organization to achieve greater performance as a collective. In my mind this is painful, wasted human capital – painful for the organization (lost potential revenue and profitability) and painful for the individual (boredom, stress, and disappointment).

But, a handful of more progressive, innovative organizations are trying to do better to harness the passions AND the skills, abilities, and talents of their individuals to better achieve the collective’s ability to generate revenue and profits (or other appropriate benefits) by engaging their employees in the innovation efforts of the organization, and allowing their employees to take some of their skills, abilities and talents and apply them to help fulfill other job descriptions. This looks something more like this:

But in the most progressive organizations, they not only provide a way to better harness a more complete set of their employees’ skills, abilities and talents to more than one job description, but they also find a way to harness more of the skills, abilities, and talents that employees are currently realizing outside the organization in their hobbies, volunteer work, or other places.

And the successful organizations of the future will not stop there. They will also harness the connections their employees have outside the organization to increase the innovation capacity of the organization, and better engage not only partners in helping to fulfill the needs of different job descriptions, but they will also even engage their customers in achieving the work of the organization.

Where customer or partner skills, abilities and talents intersect with the job requirements, work can get done, and where customer or partner skills, abilities or talents intersect with employee skills, abilities or talents intersect, communities and connections have the chance to form and be nurtured. This is what organizations of the future will look like:

In this scenario, where innovative organizations begin to move beyond better harnessing the internal innovation capacity of their employees, to also harnessing the external capacity to work (and to innovate) of individuals outside of the organization (and to expand the scope of the collective), and to attract partners and customers to participate, organizations that allow and even encourage employees to develop a personal brand and greater external connections, will claim an outsized share of the potential benefits to both the mission of the organization and to its innovation efforts.

If your employees lack the external exposure, the external connections, and the external personal brand equity and awareness, how much harder will it be for your organization to:

  1. Attract the best partners to your innovation efforts
  2. Recruit the best customers to co-create with you
  3. Build a strong pipeline of potential future internal talent

Through this lens you can see that in the future, innovation success will be determined not just by how strong the brand of your organization is (or the collective), but also will be shaped by the strength of the personal brands of the collective’s component individuals.

Are Coca-Cola and Green Mountain Late to the Personalization Party?

Are Coca-Cola and Green Mountain Late to the Personalization Party?Recently I came across an announcement that Coca-Cola is partnering with Green Mountain Coffee Roasters to sell Coke products as part of Green Mountain’s new home beverage system slated for a release later this year. For those of you who aren’t familiar with Green Mountain, they make the popular Keurig in-home single-serving coffee machine (which became a popular home and office item after Nespresso’s patents expired). Now they want to expand their in-home beverage machine product line to include cold beverages. What is not clear in the press release is which of Coke’s products will be available with this new beverage system.

Will it only be beverages like Minute Maid juices, Powerade, Vitaminwater and non-carbonated beverages in their portfolio?

Or will it include the Coca-Cola crown jewels – Coke, Diet Coke, Sprite, etc.?

The only thing that is mentioned is that the system will not contain a carbon dioxide cylinder that needs to be changed periodically (something the Sodastream system requires).

So, what is driving Coca Cola to pursue this $1.25 Billion investment in Green Mountain Coffee Roasters in search of innovation?

Well, there are many different reasons why companies seek to innovate.

In Level 1 of the Global Innovation Certification we refer to this as Innovation Intent, and I am currently recording the fifth video module from two full days of live certification training materials for the Level 1 Innovation Certification eLearning, and this video module happens to be about innovation intent.

Some of the reasons that companies look to innovate can of course include:

  1. An ambitious leader
  2. A changing regulatory environment
  3. A changing competitive environment
  4. A desire for new growth opportunities
  5. Faltering company financials (burning platform)
  6. A need for competitive response
  7. Requests from customers
  8. Recognized new supplier capabilities
  9. Demands from shareholders
  10. Requests from passionate employees
  11. INSERT YOUR REASON HERE

Coca Cola FreestyleSo what is going on here for Coca-Cola?

Well, competitor Sodastream recently splashed out $4 million for a Super Bowl advertisement (during a game that our local Seattle Seahawks won) and has been growing steadily (while still small compared to Coca-Cola). But it does have a market cap of $780 Million and a growing fan base. But, at the same time, Coca-Cola is investing $1.25 Billion for 10% of Green Mountain Coffee Roasters. Why are they investing more than $1 Billion in this interesting, but still comparatively small segment of the beverage business?

Is this a smokescreen move, announcing a product that may never see the light of day, in order to dent the growth of an emerging competitor?

Is it a competitive response, a hedge, with a me-too product in case the home soda bottling movement continues to grow?

Is it just a logical doubling down for Coca-Cola in a belief that the beverage personalization trend has not exhausted itself yet, and building upon the success of the Coca-Cola Freestyle and the groundwork that Sodastream has done to seed the market for Coke?

Or has Green Mountain Coffee Roasters, with its massive distribution channels (in comparison to Sodastream), brought Coca-Cola something that truly represents an innovation in the beverage system market versus the Sodastream offering that might result in people switching and both gaining back market share for Coke in their core markets, while also potentially representing an opportunity for some of their less successful brands to gain traction in a space where they don’t have competition from Pepsi?

This of course would be the more interesting of the strategic undertones, and the one in which Pepsi, not Sodastream should be the most worried.

Because after all, in the minds of Coca-Cola executives, it is Pepsi that they are always most worried about, not someone like Sodastream, and anything that allows them to potentially steal market share from Pepsi, makes them very happy indeed.

What are the motivations behind this move and partnership, which direction will all of it go, and is there any real innovation happening here?

And what will Pepsi do?

I guess we will have to wait and see.

Starbucks Train Making Connections with Customers

What happens in Switzerland if you forget to buy your latte or cappuccino before you get on the train?

Well, Starbucks has taken the next leap in connecting with customers as they make their rail connections, moving beyond retail locations in train stations across Europe to opening its first store on a Swiss Federal Railways (SBB) car, the national railway line for Switzerland.

Starbucks Train InteriorThe new Starbucks train café is one of the smallest the company has ever designed, and they have managed to include space for 50 people, baristas, a pastry case, standing bar, and a lounge area, all tastefully assembled into a two level train car.

This latest Starbucks retail twist may only be a test, and the first of its kind for the company, but it now officially puts them in planes, trains, and automobiles, and is a smart way to extend the customer relationship and maintain their connection with existing customers while also possibly building new ones in a captive audience situation.

It’s a smart move for Starbucks to test this format even if it fails like Amazon Tote.

Starbucks Train CustomersIt’s incredibly important for companies like Starbucks that sell daily indulgences to be in the places where people are looking to enjoy that little treat, and with the level of quality increasing (at least in the coffee experience) at competitors like Dunkin Donuts, McCafe, Caribou Coffee, and others, Starbucks has to do everything they can to reinforce their premium image and customer loyalty.

The questions every retailer (or business for that matter) must continuously ask themselves include:

1. What type of customer relationship do we have?
2. What type of relationship does the customer have with our product or service?
3. What products and services do we have our customers’ permission to provide?
4. Where do our customers want us to be?

Innovation in Motion

Every once in a while someone comes along and takes what most people believe is a mature category and finds a way to inject new life, new innovation into it.

What’s even more impressive in the case that I’m about to talk about is that a new entrant has found a way to innovate in a category where the dominant player is often held up by innovation consultants and innovation keynote speakers (like myself) as a company that has an innovative culture and working environment, plus an open innovation program worth looking at.

What established player am I speaking of?

Lego

And if you’re not aware of their open innovation program, it is called Lego Cuusoo.



So how could someone come in and realistically challenge Lego?

By coming in with a building toy approach that is both Lego compatible but while simultaneously introducing new design and building capabilities.

The main thing that this new competitor is bringing to bear to compete with the dominant Lego, is motion.

Think about what would happen if you smashed together the basic tenets of Lego with the basic tenets of Hasbro’s Transformers (more than meets the eye), and you’ll start to get an idea of what this new competitor is bringing to their crashing of the Lego party.

Who is this Lego competitor?

They are called Ionix Bricks.

They launched into the marketplace with a Saturday morning cartoon called Tenkai Knights on the Cartoon network.



Here is a video review of some of the initial robot characters, showing how they transform and can be configured and played with:



At first glance they look pretty fun!

Will they catch on and take some of the building toy market away from Lego?

What do you think?

Personally, I think that they have a chance of doing so, and if nothing else I think that Ionix Bricks and the Tenkai Knights are a good reminder that even in categories that people might think are pretty mature and the dominant player is unlikely to be disrupted, that isn’t necessarily the case.

And if you get bored with the pieces that come in any of the Tenkai Knights building sets?

Well, because they are compatible with Lego and other leading building sets, you can attach all kinds of crazy, random Lego pieces that you might already have from castle, space, or other kinds of sets.

Ionix Bricks are a good example of the “C” from SCAMPER – Combine – as they are exactly the kind of outcome you would expect if you combined Legos with Transformers. I wonder what kind of other crazy toys some young toy designer out there could come up with by combining Legos with something else.

In the meantime, I challenge you to keep challenging your own orthodoxies about what your product or service should look like, and how your industry should operate. You never know what kind of crazy new potential innovation you might come up with if you never take your product or service as perfected and keep challenging things at the edges.

Competitors Connect the Same Dots in Different Ways

Competitors Connect the Same Dots in Different WaysOne thing that I find fascinating about the innovation space is that when it comes to innovation is the outcomes of competition within an industry. I talk alot about it being about collecting and connecting the dots, and in any industry any company looking to survive and thrive, must continuously innovate and that means continuously collecting and connecting dots.

These dots can be technology advances in different component technologies, these dots can be changing and emerging trends (demographic, psychological, sociological, societal, etc.), they can be changes in customer needs, or a whole host of other bits of interesting information that connect together to create new unique and differentiated customer insights to power the next round of potential innovations for a company.

And because all companies to survive and thrive must continue to innovate, that means that every single company within an industry is constantly collecting and connecting dots. Taken a bit further, all of the companies in the industry tend to structure themselves in similar ways, hire similar people and employ similar market research and new product development approaches. This means in many cases that they are collecting and connecting THE SAME DOTS.

What’s fascinating though is that in many cases even though all of the companies in the industry might be collecting and connecting the EXACT SAME DOTS (or very close to the same dots), they can arrive at very different interpretations of what connections are interesting and which potential insights they want to use to power their next round of potential innovations.

This was never more apparent than the difference in a couple of new product announcements that arrived in my inbox last week from Barnes & Noble and Amazon. Obviously these two companies are looking to gain the upper hand in the digital books and e-book reader battle to remain a leader (or at least relevant), and so it is fascinating to see the different connections they made.

Barnes & Noble was announcing a new Nook called the nook GlowLight. It is a low cost e-reader (about $119) that touts as its two main benefits:

  • A higher resolution display
  • A method of lighting that makes it easier to read in low light situations

Amazon meanwhile was announcing a new product called Kindle Matchbook. It is a new digital product offering that has two main benefits:

  • People buying printed books from Amazon can UPGRADE a qualifying book purchased back to 1995 with an ebook version for anywhere ranging from FREE to $2.99
  • About 10,000 titles from publishers including Macmillan, Houghton Mifflin Harcourt, HarperCollins, Marvel and Wiley were eligible at launch

Both companies sell physical books. Both companies sell digital books. Both companies are constantly collecting and connecting dots that they believe will give them a leg up in the battle for sales supremacy, but yet their latest salvos in this battle have gone in completely different directions.

Which one will be more impactful?

Which one is harder to copy?

And what are your thoughts about how they could’ve gone in such wildly different directions in this latest battle in the ebook war?

Where Must Marketing Innovation Come From?The world of marketing and advertising used to be very simple. If you got a branding or marketing job with a company, you would inherit an agency that the person above you or before you had hired to work with the company to get your advertising and marketing campaigns developed and executed. After a few years if you worked in an agency you might go work for a company and manage an agency, or after a few years working in marketing or advertising for a company you might leave to go work for an agency, and this cycle might repeat several times over the course of your career.

In this simple environment, companies looked to their agencies to bring them innovations in marketing and/or advertising.

But this simple world of marketing and advertising is being disrupted and made more complex in the same way that many other industries are (think book publishing, book retailing, management consulting, etc.).

We live in an era where people have more places in which they can collect and share experiences, both on-line and off-line. Facebook, Linkedin, Twitter, Instagram, hundreds of cable TV channels, hundreds of satellite radio channels, on-demand audio and video (both online and off), Pinterest, Instagram, meetups, unconferences, flash mobs, etc.

We live in an era where marketing and advertising work can be fulfilled not just via the company/agency partnership, but also via co-creation with customers, crowdsourcing, via crowdfunding, or utilizing cloud labor or crowd computing.

With the rise of the digital marketplace also came a plethora of new digital and social marketing and advertising agencies, many of which were snapped up by giants like WPP to infuse some new thinking and “innovation” into their traditional direct marketing and advertising execution methods.

But now, comes the news that Nissan (who has switched their slogan from “Innovation for All” to “Innovation that Excites”) has created their own Marketing Innovation Lab rather than just relying on their roster of agencies to bring them innovations. Nissan may not be the only company to do something similar, but it begs the question, where should marketing innovation come from?

Obviously Nissan doesn’t feel that they are getting enough innovation in their marketing efforts from their agencies, and it makes you wonder, shouldn’t it be the agencies not the companies who are looking to find and support upstart companies and apps with marketing and media potential?

Well, why should any company look to source innovation from any one place, even if it is marketing innovation?

I would say that every company looking to succeed at ANY type of innovation should be looking to collect dots to connect from as many sources as possible, including:

  1. Agencies and Advisory Firms
  2. Co-Creation with Customers
  3. Crowdsourcing
  4. Partners
  5. Suppliers
  6. Competitors
  7. Adjacent Industries
  8. Distant Industries
  9. Market Research (ethnography, surveys, focus groups, trends, etc.)
  10. Startups
  11. … (insert your favorite here)

So, where will your next marketing innovation come from?

Changing Business Models Around

Changing Business Models AroundSome business models and products have been around so long that we just take them for granted, while others concepts that are becoming new business models are so new that we’re not quite sure what to expect. It is probably easiest to explain what I mean and why this juxtaposition is important by looking at a few examples. Most of these examples involve challenging our orthodoxies.

1. Coffee Shops

In the typical coffee shop pretty much anywhere in the world, the business model works like this – you buy a coffee and it comes along with it the right to take up a place at any table in the café for as long as you want. So, coffee buys you time. An article I came across on NPR highlights an entrepreneur in Moscow that has opened a restaurant that loosely translates to the Clockface Café where instead of buying coffee and getting time, you instead buy time ($4/hr per person for the 1st hour and $2 an hour after that, up to a maximum of $12 after 5 hours) and get coffee for free. Ivan Meetin, the founder, plans to open his next café in London. Meanwhile I have heard of similar operations in Paris, and by now they can probably also be found elsewhere. So, in your business what do people get for free, and what do they pay for? And is there an opportunity to change around what you charge for?

2. Waste Disposal

In many businesses, and in the creation of most products, there is waste. And in most cases, businesses pay to have this waste removed from their premises. Or there may be waste that the customer has to pay to have removed. But this doesn’t always have to be the case.

KFC, McDonald’s, Burger King, etc. used to have to pay to have their used fryer oil picked up, but now thanks to the rise of biodiesel they may even make money from this waste product.

Chicken FeetChicken processors used to throw the feet away after processing a truckload of chickens, but after they discovered that chicken feet are a delicacy in several Asian countries, they stopped throwing them away and instead started exporting them. In fact, chicken feet sell for more per pound than chicken breasts in China.

Broken OREO’s used to have no value before Cookies ‘n’ Cream ice cream (and now Cookies ‘n’ Cream OREO’s) were discovered.

And finally, I came across an example of a bottle cap concept created by designers from the Lanzhou University of Technology in China, intended to give poor children access to building blocks for play, from what was previously thrown away.

3. Discounts for Data

Data security and privacy is becoming an increasingly hot topic, and in the past companies would either ask customers for their data and not give them anything for it, or just not ask for it. But now we are seeing some interesting models of companies asking customers for data and instead giving them something of value in exchange. For example, Urban Outfitters rewards users that respond to promotions inside their mobile app or to users that allow its app to connect to their Twitter or Instagram accounts with points that can be redeemed for sale previews, concert tickets, or early access to new pieces. What data do you want from your customers? What is it worth to you? How could this exchange be made engaging and not be seen as a purely financial transaction?

4. The Soft Drink Category is Saturated and Cold

Soft drinks… How many people out there think that the soft drink category is a blue ocean full of incredible opportunities for unbounded growth for established soft drink makers? Most people would say that this is a mature category and a tough place for companies, full of merciless competition. But yet, people continue to innovate and challenge this orthodoxy. Witness a couple of interesting new concepts.

Shericks ShakesBritain has always been a hotbed of innovation, and the country that brought us Pret a Manger and Innocent smoothies brings us this tasty treat. Mr. Sherick’s Shakes brings people a little bit of luxury to their day in the form of their high quality milkshakes.

Meanwhile in Japan, there is a growing trend manifesting in a wave of product launches in the soft drink category that are not cold, but instead hot. Witness this example of what has always been a cold drink, Ginger Ale, being brought into the Japanese market as a hot beverage by Coca Cola’s Canada Dry unit.

Canada Dry Hot Ginger AlePeople always love something new and different, even if it is something old that has disappeared from the market. This is why fashion runs in cycles, and in a mature category like soft drinks there is no reason why we shouldn’t keep these principles in mind and see if now is the time to bring something back, or to see if there is an orthodoxy that we shouldn’t now look at challenging to see if an opportunity might not be created.

Conclusion

Innovation transforms the useful seeds of invention into widely adopted solutions valued above every existing alternative. Value comes not just from physical invention, or business model innovation, but from psychological and emotional benefits as well and the creation of new psychological or emotional value can happen in any industry at any point in time, no matter how mature the category seems to be. We as humans are strange creatures and we simultaneously fight against change (and hold back innovation as a result) and embrace new things (or at least like to try them). So challenge your patterns of accepted thinking to look for opportunity and work to overcome your beliefs that everything that could be done has been done in your industry.

Shocking People into Buying Your Product

It costs a lot of money to make a television commercial, and at its core what is a television advertisement? It’s a short piece of video designed to reinforce brand values and attachment, or possibly with any luck, to drive purchasing behavior. But there are other ways to distribute video now of course, other than buying time on the major networks or the hundreds of cable networks. And sometimes alternative methods of video distribution actually work better for some creative ideas than traditional media buys.

And what do you do when you have a product that isn’t necessarily that easy to advertise in the traditional ways, for example horror movies or ultra high-definition televisions?

Products that in your advertising that you might WANT to shock people, because they like that, in the case of horror movies. Or in the case of a tech product where people are reasonably happy with what they have, your might actually NEED to find a way to shock people in order them to perceive the incremental benefits of what you’re offering versus what they already have.

In the first case, the people behind the new Carrie movie set out to create a telekinetic café prank in New York City to promote the movie:

While in the case of ultra high-definition televisions, which let’s be honest, aren’t SOOOO much better than HDTV’s that people are camping out in front of the electronics retailers to get one. So, companies like LG are going to have to go to extreme lengths to highlight the incremental value delivered by an ultra high-definition television over an HDTV. LG decided to engage some of the public in shocking scenarios utilizing their product (and film the whole thing) to try and show not just the people involved in the pranks, but the rest of the world at the same time, the shocking visual clarity of their ultra high-definition televisions. A great creative strategy, and a smart value translation approach for their potential innovations.

So, as you are thinking about advertising your own new products and services, think about whether or not buying media is the best way of distributing any video advertising you might want to create. And also think about whether or not you might need to shock people into buying your product or service because they believe their existing product or service is “good enough”?

And is your product or service better than the existing ones by a wide enough margin to make customers care?

Who's Your Daddy RVFirst there was the ice cream man, then there was the book mobile, then came the popular food truck craze, and now the other day I came across a humorous new business on wheels – Who’s Your Daddy?

What service do they provide?

Well, the main service they provide is 24/7 on-site DNA testing and drug testing. This can be quite convenient for companies or courts that require the services and the employees or clients that they need to send to such a service (many of whom might be dependent on public transportation to get around), and on their web site you can check to see where you’ll find their RV’s (in much the same way you can check on food trucks).

Identigene Low Cost DNA TestI have a feeling the bulk of the revenue comes from the drug testing side of the business, but the catchy ‘Who’s Your Daddy?’ slogan on the RV obviously get the bulk of the attention.

It is an interesting business model choice for this DNA testing portion of this business and puts it in an interesting competition with the low-cost self-service take home DNA testing kits that you’ve been able for five years now to purchase from companies like Identigene at your local drug store, ironically in most cases, right next to the condoms and other birth control options.

Obviously the two business models can easily co-exist and the RV business model that Health Street is using will take a lot of effort to scale up, but it highlights that you can take a relatively small part of your business, do something interesting with it and use that creative endeavor to boost the more boring part of your business that drives most of your sales.

It also highlights that just because someone is already selling something, doesn’t mean that you can’t also enter the market and be successful, as long as you have something that they don’t – better location, different business model, better service, or whatever your competitive differentiation might be. So don’t give up just because someone is already doing something, just find a differentiated approach and execute with excellence.

What do Cookies ‘n’ Cream Oreos and chicken feet have in common?

In short, both cookies ‘n’ cream and chicken feet involve valuable delicacies that that come from what people previously thought of as waste products from the production of something that was seen as more valuable.

In the United States chicken feet used to be thought of as something that (A) we don’t eat and (B) that American chicken ranchers used to throw away. But in Asia they are a delicacy in several countries, and according to Wikipedia chicken feet sell for more money per kilogram than the chicken breast (the part here in the United States that we think of as the most valuable).

Meanwhile, Cookies ‘n’ Cream ice cream and now Cookies ‘n’ Cream Oreos are now both great ways for Nabisco to take sub par Oreo cookie wafers that might otherwise be thrown away and instead turn them into a valuable product.

In the same way, old fryer oil from places like KFC and McDonald’s used to cost restaurants money to dispose of and now with the demand for BioDiesel, these restaurants can now instead sell their old oil to third parties instead of paying someone to take it away!

So, you have to ask yourself as part of your innovation efforts, are there any waste products or outputs that we don’t think of as valuable that could be turned into something else valuable or that might have value to someone else?
