We Must Unlearn These Three Management Myths

Mark Twain is reported to have said, “It’s not what you don’t know that kills you, it’s what you know for sure that ain’t true.” Ignorance of facts is easily remedied. We can read books, watch documentaries or simply do a quick Google search. Yet our misapprehensions and biases endure, even in the face of contradicting facts.

The truth is that much of what we believe has less to do with how we weigh evidence than how we see ourselves. In fact, fMRI studies have suggested have shown that evidence which contradicts our firmly held beliefs violates our sense of identity. Instead of adapting our views, we double down and lash out at those who criticize them.

This can be problematic in our personal lives, but in business it can be fatal. There is a reason that even prominent CEOs can pursue failed strategies and sophisticated investors will back hucksters to the hilt. Yet as Adam Grant points out in Think Again, we can make the effort to reexamine and alter our beliefs. Here are three myths that we need to watch out for.

Myth #1: The “Global Village” Will Be A Nice Place

Marshal McLuhan, in Understanding Media, one of the most influential books of the 20th century, described media as “extensions of man” and predicted that electronic media would eventually lead to a global village. Communities would no longer be tied to a single, isolated physical space but connect and interact with others on a world stage.

To many, the rise of the Internet confirmed McLuhan’s prophecy and, with the fall of the Berlin Wall, digital entrepreneurs saw their work elevated to a sacred mission. In Facebook’s IPO filing, Mark Zuckerberg wrote, “Facebook was not originally created to be a company. It was built to accomplish a social mission — to make the world more open and connected.

Yet, importantly, McLuhan did not see the global village as a peaceful place. In fact, he predicted it would lead to a new form of tribalism and result in a “release of human power and aggressive violence” greater than ever in human history, as long separated—and emotionally charged—cultural norms would now constantly intermingle, clash and explode.

For many, if not most, people on earth, the world is often a dark and dangerous place. When your world is not secure, “open” is less of an opportunity to connect than it is a vulnerability to exploit. Things can look fundamentally different from the vantage point of, say, a tech company in Menlo Park, California then it does from, say, a dacha outside Moscow.

Context matters. Our most lethal failures are less often those of planning, logic or execution than they are that of imagination. Chances are, most of the world does not see things the way we do. We need to avoid strategic solipsism and constantly question our own assumptions.

Myth #2: Winning The “War For Talent” Will Make You More Competitive

In 1997, three McKinsey consultants published a popular book titled The War for Talent, which argued that due to demographic shifts, recruiting the “best and the brightest” was even more important than “capital, strategy, or R&D.” The idea made a lot of sense. What could be more important for a company than its people?

Yet as Malcolm Gladwell explained in an article about Enron, strict adherence to the talent rule contributed to the firm’s downfall. Executives that were perceived to be talented moved up fast. So fast, in fact, that it became impossible to evaluate their performance. People began to worry more about impressing their boss and appearing to be clever than doing their jobs.

The culture became increasingly toxic and management continued to bet on the same failed platitude until the only way to move up in the organization was to undermine others. As we now know, it didn’t end well. Enron went bankrupt in 2001, just four years after The War for Talent highlighted it as a model for others to follow.

The simple truth is that talent isn’t what you win in a battle. It’s what you build by actualizing the potential of those in your organization and throughout your ecosystem, including partners, customers and the communities in which you operate. In the final analysis, Enron didn’t fail because it lost the war for talent, it failed because it was at war with itself.

Myth #3: We Can “Engineer” Management

In 1911, Frederick Winslow Taylor published The Principles of Scientific Management, based on his experience as a manager in a steel factory. It took aim at traditional management methods and suggested a more disciplined approach. Rather than have workers pursue tasks in their own manner, he sought to find “the one best way” and train accordingly.

Before long, Taylor’s ideas became gospel, spawning offshoots such as scientific marketing, financial engineering and the six sigma movement. It was no longer enough to simply work hard, you had to measure, analyze and optimize everything. Over the years these ideas became so central to business thinking that they were rarely questioned.

Yet they should have been. The truth is that this engineering mindset is a zombie idea, a remnant of the logical positivism that was discredited way back in the 1930s and more recent versions haven’t fared any better. To take just one example, a study found that of 58 large companies that announced Six Sigma programs, 91 percent trailed the S&P 500 in stock performance. Yet that didn’t stop the endless parade of false promises.

At the root of the problem is a simple fact: We don’t manage machines, we manage ecosystems and we need to think more about networks and less about nodes. Our success or failure depend less on individual entities, than the connections between them. We need to think less like engineers and more like gardeners.

Don’t Believe Everything You Think

At any given time, there are any number of clever people saying clever things. When you invoke a legendary icon like Marshall McLuhan and say “Global Village,” the concept acquires the glow of some historical, unalterable destiny. But that’s an illusion, just like the “War for Talent” and the idea of “engineering” your way out of managing a business and making wise choices.

Yet notice the trap. None of these things were put forward as mere opinions or perspectives. The McKinsey consultants who declared the “War for Talent” weren’t just expressing an opinion, but revealing the results of a “yearlong study…involving 77 companies and almost 6,000 managers and executives.” (And presumably, they sold the study right back to every one of those 77 companies).

The truth is that an idea can never be validated backward, only forward. No amount of analysis can shape reality. We need to continually test our ideas, reconsider them and adapt them to ever-changing conditions. The problem with concepts like six sigma isn’t necessarily in their design, but that they become elevated something approaching the sublime.

That’s why we shouldn’t believe everything we think. There are simply too many ways to get things wrong, while getting them right is always a relatively narrow path. Or, as Richard Feynman put it, “The first principle is that you must not fool yourself—and you are the easiest person to fool.”

Building a Learn It All Culture

Trying to be a “know-it-all” is a flawed goal.

It is impossible to know everything.

This is by design.

This is by intention.

In much the same way that programming languages have garbage collection built in, the human brain is built to prune. The human brain is built to forget more than it remembers. Instead of trying to override our natural tendencies, we must embrace them and see instead see how they empower us to be continuous learners.

And while knowledge is important, it is perishable, it is transitory, and it is not the highest aspiration.

  1. An understanding of data allows the creation of information
  2. The consumption of information allows the creation of knowledge
  3. The exploration of knowledge allows the creation of insight
  4. The connections between insights allow the creation of wisdom

Curiosity fuels the transformation of data and information into insights and wisdom, while knowledge funnel progression is driven by a quest for efficiency.

Knowledge FunnelThe knowledge funnel is a useful concept learned from Roger Martin in the Design of Business. The concept highlights how any new area creating information (and hopefully knowledge) starts very much as a mystery, but as our understanding of the topic area increases, we begin to identify heuristics and make sense of it. For me, this is where we begin to move from data and information to knowledge, and then as our knowledge increases we are able to codify this knowledge into algorithms.

Importance of Curiosity to a Learn It All Culture

If you want to build a learn-it-all culture, it all starts with curiosity. Curiosity leads to inquiry, and inquiry leads to learning. The achievement of insights is the ideal outcome for learning pursuits, and insights power innovation.

I’ve been writing about the importance of curiosity and its role in innovation since 2011 or before.

At an event I attended in New York City in 2011, Peter Diamandis of the XPRIZE Foundation talked about how for him the link between curiosity and innovation is the following:

“What should be possible that doesn’t yet exist?”

In my article Key to Innovation Success Revealed!, on the topic of curiosity I wrote:

The reason that curiosity is the secret to innovation success is that the absence of curiosity leads to acceptance and comfort in the status quo. The absence of curiosity leads to complacency (one of the enemies of innovation) and when organizations (or societies) become complacent or comfortable, they usually get run over from behind. When organizations or societies lack curiosity, they struggle to innovate. Curiosity causes people to ask ‘Why’ questions and ‘What if’ questions. Curiosity leads to inspiration. Inspiration leads to insight. Insights lead to ideas. And in a company or society where invention, collaboration and entrepreneurship knowledge, skills, abilities and practice are encouraged, ideas lead to action.

Five Keys to Building a Learn It All Culture

Change is the one constant, and it is continuous. If it wasn’t, all of us would still be hunting animals and collecting berries. Embracing continuous change and transformation allows us to accelerate our understanding of the universe and how our organizations can serve their missions more effectively and efficiently. Continuous change requires continuous learning. To prepare our people and our organization to succeed at continuous learning we need to do these five things:

1. Develop Good Learning Hygiene

Learning is a skill. To build an organization of continuous or lifelong learners, we must first help people learn how to learn. Two of the most important learning skills that we are not taught how to do in school, but that are crucial for success at innovation and other modern pursuits are the following:

  • Deep Thinking — Few of us are good at deep thinking and as a result, deep learning. Getting people to put all of their devices away is the initial challenge. Feeling comfortable not knowing the answer and sitting at a table with nothing more than a blank piece of paper is really hard. Teaching people how to meditate beforehand can be quite helpful. The goal of course is to get people into the state of mind that allows them to think deeply and capture their idea fragments, nuggets of inquiry and micro-inspirations. This will provide the fuel for collaboration and co-creation and the next key learning skill.
  • Augmented Learning — We live during amazing times, where if we don’t know something we can Google it or ask Siri, Cortana or Alexa. All of the assistants and search engines available to us, serve to quickly augment our human knowledge, skills and abilities. Knowing how to build good search queries is an incredibly powerful life skill. Teach it.

2. Reinforce Growth Mindset Behaviors

There has been much chatter about the difference between a fixed mindset and a growth mindset. It’s not really a new concept, but instead modern packaging for the level of maturity shown by those successful professionals who are willing to say:

“I don’t know.” and “Let me find out.” and “Failure is an opportunity to learn.”

Two ways organizations can demonstrate their commitment to a growth mindset are to:

  • Celebrate Failure — Create events or other ways to share some of the most important failures of the month or quarter, and what was learned from each.
  • Fund Curiosity — If you’re hiring curious people with a growth mindset, then every employee will be curious about something. Find a way to fund their investigation and exploration of what they’re curious about – even if it is not work-related. This is a great way of demonstrating the importance of curiosity to innovation and your commitment to it.

3. Make Unlearning Socially Acceptable

We all want to be the expert, and we work hard to achieve mastery. Meaning, often we hold on too tightly as new solutions emerge. And, to adopt new ways of solving old problems, often we have to unlearn what we think we know before we can learn the new ways. Smart organizations constantly challenge what they think they know about their customers, potential partners, product-market-fit, and even where future competition might come from.

4. Flex Your Reskilling and Retraining Muscles

With the accelerating pace of change, the organizations and even the countries that invest in reskilling and retaining their employees (or citizens) are the organizations and economies that stand the best chance of continued success. As more organizations commit to being purpose-driven organizations, the costs of recruitment actually increase, making it even more important to keep the employees you attract and to reskill and retrain them as your needs change. Especially as the pace of automation also increases…

5. Create Portable Not Proprietary Knowledge

If you gave an employee ten hours to spend to either:

  • Earn a professional certification
  • Complete company-created employee training

Which do you think most employees would choose?

Sorry, but most employees view company-created trainings somewhat like the dentist. They do it because they have to.

Work with professional associations to influence certification curriculums towards the knowledge, skills and abilities you need.

Find more and better ways of encouraging mentorship.

Invest in internal internship and innovation programs that allow employees to explore the ideas and the other areas of the business they’re passionate about.

Conclusion

Transitioning from a know-it-all to a learn-it-all culture is no small feat and requires commitment and investment at a number of different levels inside the organization. I’ve highlighted the five keys to building a learn-it-all culture inside your organization, but only you can take the keys and unlock these capabilities inside your organization. Now is the time to invest in your learning transformation.

But smart countries will be thinking bigger. Smart countries will be thinking about how they can transform their educational systems to create a continuous learning mindset in their next generation, finance a move from STEM to STEAM, and commit to ongoing worker reskilling and retraining programs to support displaced workers.

Bring Newness to Corporate Learning with Gamification

I was first introduced to gamification upon meeting Mario Herger, in 2012, when he was a Senior Innovation Strategist at SAP Labs LLC, in Israel, as a participant in his two-day gamification workshop for Checkpoint Security Software. It was an exciting and exhilarating journey into the playful and innovative world of gamification pioneers such as Farmville, Angry Birds, and BetterWorks. Creatively exploiting the convergence of trends catalyzed by the expansion of the internet, and by the fast pace of exponential technology development making gamification accessible to everyone.

Propelled further by people’s increasing desire to socialize and share ideas and knowledge across the globe. Coupled with their desire to learn and connect in a high-tech world, to be met in ways that also satisfied their aspirational, motivational, and recreational needs, as well as being playful and fun.

The whole notion of making gamification accessible to corporate learning simmered in my mind, for the next ten years, and this is what I have since discovered.

Evolution of the gamification market

In 2012 Gartner predicted that – Gamification combined with other technologies and trends, gamification would cause major discontinuities in innovation, employee performance management, education, personal development, and customer engagement. Further claiming that by 2014, 80% of organizations will have gamified at least one area of their business.

It seems their prediction did not eventuate.

In their Gamification 2020 report, Gartner then predicted that gamification, combined with other emerging trends and technologies, will have a significant impact on:

  • Innovation
  • The design of employee performance
  • The globalization of higher education
  • The emergence of customer engagement platforms
  • Gamification of personal development.

It seems this prediction is now an idea whose time has come!

According to Mordor Intelligence – The global gamification market was valued at USD 10.19 million in 2020 and is expected to reach USD 38.42 million by 2026 and grow at a CAGR of 25.10% over the forecast period (2021 – 2026). The exponential growth in the number of smartphones and mobile devices has directly created a vast base for the gamification market.

This growth is also supported by the increasing recognition of making gamification accessible as a methodology to redesign human behavior, in order to induce innovation, productivity, or engagement.

Purpose of gamification

The initial purpose of gamification was to add game mechanics into non-game environments, such as a website, online communities, learning management systems, or business intranets to increase engagement and participation.

The initial goal of gamification was to engage with consumers, employees, and partners to inspire collaboration, sharing, and interaction.

Gamification and corporate learning

The last two years of the coronavirus pandemic caused many industries to deal with their audiences remotely and combined with an urgent need for having the right technologies and tools to:

  • Reach out to, and connect with, both their employees and customers, in new ways

Acknowledging the range of constraints and restrictions occurring globally we have an opportunity to couple these with the challenges, disconnectedness, isolation, and limitations of our remote and hybrid workplaces.

While many of us are seeking more freedom, fun, play, and adventure, yet, we are still mostly bound to our laptops, TVs, and kitchens, and locked up within the boundaries of our homes, local neighborhoods, and hometowns.

  • Expanding knowledge, mindsets, behaviors, and skills

At the same time, this period has also created incredible opportunities for expanding our knowledge, and developing new mindsets, behaviors, and skills!

In different ways to help teams and organizations adapt, innovate, and grow through gamification, which increases our adaptability to flow and flourish and drive transformation, within a constantly, exponentially changing, and disruptive workplace.

Benefits of a gamified approach

Companies that have focused on making gamification accessible within their learning programs are reaping the rewards, as recent studies revealed:

  • The use of mobile applications gamified individually or as a complement to an LMS or e-learning platform has been shown to improve employee productivity by 50% and commitment by 60%.
  • That 97% of employees over the age of 45 believe that gamification would help improve work.
  • That 85% of employees are willing to spend more time on training programs with gamified dynamics.

Gamification is finally at an inflection point

The shift from face-to-face and live events to online created an opening for improving the quality of coaching, learning, and training experiences in ways that align with the client’s or organization needs and strategic business goals.

Keeping people and teams connected, engaged, and motivated in the virtual and hybrid workplace for extended periods of time is a key factor in business success.

  • Gamification for Digital Events are here to stay, people are time and resource-poor, and will more likely attend a digital event rather than invest time and resources in travelling.
  • Gamification for Millennials and gen-Z is their new normal, being a generation who have grown up with, and become habitually attuned to Facebook and Instagram.
  • The start of Virtual Reality and Augmented Reality is speeding up and offers new creative approaches.
  • Remote onboarding becomes standard as we all adapt to a globalized and diversified work environment.
  • Gamification helps to reduce hospital strains with emerging telehealth innovations.
  • Customization of, and access to contents allows us to visit museums, galleries, libraries virtually
  • Knowledge evaluation metrics have become common proactive through the use of app-based dashboards and scorecards that provide gamified reward and recognition processes
  • Gamification is an Enterprise “must-have” tactic to attract and retain talent.

Re-Thinking for a New Era

In our last blog, we proposed, rather than living in a world where everyone hates to fail, why not adopt a rethink, respond, regroup, thrive pattern, and experience failure as an opportunity for change, unlearning, and re-thinking? Adopting this approach supports your human-centricity and enables you to become future-fit through developing your set of 21st-century superpowers in the face of the acute disruption of COVID-19. This is reinforced by Adam Grant, in his book “Think Again” (the power of not knowing what you don’t know) where he states that we are living in a time vital for re-thinking to help us become adaptive and agile and develop our future fitness to thrive in a disruptive, uncertain world.

Critical Art of Re-Thinking

The critical art of re-thinking involves being actively open-minded, hearted, and willed:

  • To learning, and possibly re-learning how to effectively question your own beliefs, mindsets, assumptions, opinions, and habits;
  • Through connection, association, detachment, and discernment to these qualities in other people’s minds and hearts;
  • And to then put our “mental pliability” and “emotional agility” to the test by creating the time and space for re-thinking with a new “set of goggles” and revising our views based on what we learn.

This potentially benefits everyone because it allows us to upgrade and update our points of view and expand our understanding of the world, we are all living in today and build our future fitness.

It also positions us for change innovation and excellence in the way we transform our approach to work and share our wisdom in life.

Making time and space for re-thinking

  • The vital role of unlearning

Embracing human-centricity and a future-fit focus involves unlearning and letting go of many of our old beliefs, mindsets, assumptions, opinions, and habits embedded in our habitual feeling and thinking systems.

Being able to discern which of these are now incomplete, ineffective, and irrelevant as we adapt, and serve people, teams, and organisations to survive, grow, and develop future fitness to thrive in the post-Covid-19 world.

Unlearning is not about forgetting, it’s about paying deep attention and developing the awareness to see, and safely and courageously step outside of our old thinking systems, mental models, biases, and paradigms.

  • Being intellectually humble

Being intellectually humble involves “knowing what we don’t know” and being inquisitive and curious enough to explore new discoveries, and pay deep attention, and be consciously aware of the rich and valuable rewards to be found in the “unknown”.

Most of us are unconsciously motivated to move away from change and learning as a result of “blindness” to our learning or survival anxieties (Schein), and the need to cover up our “learning incompetence” (when people pretend to know things they don’t).

The willingness to be actively open-minded, hearted, and willed and embrace intellectual humility helps us see things clearly and moves us towards overcoming our blind spots and weaknesses.

Re-Thinking in a Disconnected and Disruptive Era

  • Thinking, fast and slow

Daniel Kahneman, in his book “Thinking Fast and Slow,” describes the “machinery of … thought,” dividing the brain into two agents, called System 1 and System 2, which “respectively produce fast and slow thinking.”

For our purposes, at ImagineNation™, in our group, leadership, and team coaching programs, these can also be thought of as intuitive and deliberate thought.

  • Introducing System 3 thinking

My colleague, Peter Webb (www.peterjwebb.com), has added to this work by researching and validating a System 3 which he describes as considerative, which is complementary to our approach to thinking differently at ImagineNation™.

  • System 1 operates automatically and quickly, with little or no effort and no sense of voluntary control. it is intuitive, quick, and emotional.
  • System 2 allocates attention to the effortful mental activities that demand it, including complex computations. The operations of System 2 are often associated with the subjective experience of agency, choice, and concentration. It is deliberative in that is rational and calculated.
  • System 3 thinking is more considerative, thoughtful, and consequential in that it enables you to focus on what really matters, discern what makes common sense, make small decisions and take small actions to find out what works best, be compassionate, regulate your emotions and develop a tolerance for divergent values.

Initiating Your Re-Thinking Strategy

  • Developing a habit of reflective practices

Our innovation coaching, leading, and teaming learning programs involve developing a regular reflective practice –which according to Turner, Lucas & Whitaker, in the learning and coaching context is:

“the ability to step away from your work and identity patterns, habits, strengths, and limitations in your work, and/within the system you work in.”

  • Pause-retreat-reflect cycle to catalyse re-thinking

Enhancing your own and your team’s capability to do this will transform your approach to work, harness people’s collective intelligence to share their wisdom in life with the world, and develop future fitness to master challenges and solve problems as they arise.

  • Shifting to re-thinking
  1. Interrupt their habitual “do-feel-think” cycles (doing stuff that may not deliver the results you want, feeling the awful emotions that result from mistakes, imperfection, and failure, then thinking what to do about it).
  2. Create “stop signals” to affect a pause, long enough to stop doing stuff and become present to the range of emotions to calm down their nervous system.
  3. Connect, associate with and acknowledge how they might be feeling at this unique and specific moment in time.
  4. Pay deep attention to observing their operating thought patterns, with detachment and discernment.
  5. Intentionally choose a desired future state or outcome.
  6. Consider the impact of their feelings and thoughts on the results they are getting.
  7. Deliberate, consider and quickly choose more resourceful visceral and feeling states that compels (pulls) and mobilise them to achieve the desired future state or outcome.
  8. Finally, deliberate, consider and quickly choose more resourceful thought and feeling patterns to choose the most intelligent actions to take to achieve the desired future state or outcome.

The result is usually the development of a re-thinking process that has evolved from “do-think-feel” to “feel-think-do” (connecting to a desirable outcome, feeling present, thinking about the most intelligent thoughts and actions to embody and enact to get there, saving both time and money on wasted activities, avoiding mistakes and failures, to get to their desired future state.)

Taking just a moment to pause-retreat-reflect catalyses our rethink, respond, regroup, thrive pattern and creates opportunities for change, unlearning, and re-thinking. It is also a vital ingredient towards developing peoples’ future fitness.

Enabling us to appreciate the value of tuning into ourselves and into others, to leverage our emotional and mental muscles, towards actively creating the space for evoking and provoking different options and creative choices.  Which better enable and empower us to re-think about being, thinking, and acting differently in a new age, impacted by the technologies created by accelerated digitization.

We can then perform at higher levels, achieve our desired outcomes and goals, interact, lead and team more effectively and develop functional and highly valued collaborative relationships with others, as well as with stakeholders and customers.
