What is more refreshing and inspiring than innovations waves coming from all over the world? During 2 days, the annual award ceremony from Netexplo sets the pace for international digital innovation, and it’s an awesome moment.

What is Netexplo?

“Netexplo is a unique setup for detecting, analysing and putting into perspective future mainstream practices in digital society. As an international observatory, since 2008 Netexplo has drawn on a network of more than 200 experts around the world. Every year these journalists, scientists and academics detect outstanding initiatives in the internet and digital technology.

The 100 most significant form the Netexplo 100, showing the big picture of the changes already at work in society. Finally, a jury comprised of independent personalities from the academic world, research and international organisations elect the Grand Prix from those 10 award winners. The Grand Prix trophy is announced and given out at the Netexplo Forum held at Unesco.”

Amidst these brilliant initiatives, I have a top 6 favorites list:

  • Electronic Tattoo: I believe it can make a huge impact;
  • PVI: the idea of using voice to detect Parkinson is amazing and illustrate what creative thinking and strategic intuition are about;
  • Sparx: I feel close to adolescent depression issue, and I was moved by the generosity of this entrepreneurship;
  • Yoza: it’s a ‘low-cost high-value’ innovation, and ‘its simplicity is the ultimate sophistication’;
  • Zéro Gâchis: food wastage is a true issue which is worth addressing;
  • Woo: I’m a man of entertainment and connected screens.

Part of the ten laureates, I also remember:  Artefacto (augmented reality applied to urban planning, visualizing 3D plans in real life),  O2amp (detecting pathology, understanding connection between our colour vision and blood physiology… or checking if someone is lying!),  Pantone 107SH 5 (smartphone spectrography, take one’s own radiation measurements), My voice (a device that can read sign language and translate it into audible words, giving voice to deaf-mute people), Fight back (SOS button on smartphones to alert friends and family and improve Indian women safety), Kid rescue (creating a database of illegal child labour activity).

Trend report

2 main trends, geographical and industrial, emerge this year:

  • China influence in the digital field is constantly increasing: there are now 564 millions of Chinese Internet users, penetration is 42%, which indicates still a strong growth potential; mobile Internet and social networks are on the rise (including small social networks with 2 to 4 people in the circle): Baibu, Renren, Youku are Chinese Internet giants; Chinese patents uptake outstanding: one can replace the famous “made in China” by “designed in China”;
  • e-health services are booming: half of the laureates operate in this domain, and there are many more in the Netexplo 100; interesting initiatives combine inventions detected in the previous years like 3D printer and Exoskeleton to lower the cost of manufacturing.

Other trends observed are as follows: Cloud care (my life with a cloud, crowd cop), My life beyond apparences (decoding, fact-checking), My life without borders (seamlessnes, immersive interfaces), Internet immanence (digital encompassing the material world).

How Small Innovation Teams Hit the Nail

Small Is Beautiful‘ comes from a collection of essays by British economist E. F. Schumacher, first published in 1973. Championing small organizations, believed to empower people, asserting that ‘people can be themselves only in small comprehensible groups’, it strongly contrasts with “bigger is better”.

Does this concept apply to innovation? Whether you look at start-ups fortunes and ‘lean start-up’ approach, spot the ‘2 Pizza team’ practiced by Amazon, or read the analysis by @scottdanthony about the ‘New Corporate Garage’ (‘catalysts using big company resources to develop solutions at global scale), status is clear:  small teams are better to achieve breakthrough innovation.

Can we feature an optimum number for team size? Evan Wittenberg, former Head of Global Leadership Development at Google, states; “It does tend to fall into the 5 to 12 range, and the number 6 has come up a few times.”

Nevertheless smallness is not enough to succeed. How we can enhance the actions of small innovation teams, and support them in their progression is what we are tackling here.

Making innovation team perform better

Rapid Innovation model provides a few hints about boosting innovation teams. Seeking to accelerate innovation pace, it crafts an organizational model based on:

  • Setting-up an agile and autonomous innovation entity;
  • Guiding team through a framework called “creative tension”, a mix of stimulating goals and proven ‘theory and practice’ skills;
  • Aligning ideas and probes with innovation group strategy, across a shared portfolio and permanent cooperation;
  • Shaping deliverables in modular design mold, to unleash collaboration.

Autonomy, guidance, cooperation, modularity are strong tips to help innovation team perform better:

  • Autonomy unlocks motivation: autonomy encloses multifunctional project team concentrating all necessary skills to achieve a functional module (‘feature team’); it’s as well an organizational culture “where people serve their goal” as Gary Hamel expresses it. “To motivate people, providing autonomy does a better job than carrots” adds @danielpink, and @nilofer notes from her experience: “Putting all ideas on the table, and allowing people to have ownership, changes everything”. Agile structure is also more responsive to the unexpected: freed from orthodoxy chain, it starts from actual situation potentialities, leveraging the drivers that show up;
  • Guidance builds confidence: if the mantra ‘Let the team lead the team’ is essential for the team daily life, innovation team shall not be left alone, lost in the desert;  ‘Creative tension’ aims at setting-up a positive tension for creativity: challenging goals (specific time frame, leapfrogging performance,  new market targets) and in parallel,  innovation tools practice (design-thinking, user-lead approach, fast iterative prototyping, ‘rugby line’ progression for knowledge circulation, open innovation, hack day or 20% free time granted at Google and 3M) support the team endeavor. It means ‘Structured Serendipity’, and echoes William Duggan ‘Strategic Intuition’. Innovation is a discipline which you need to teach, practice and share: when composing your team, remember it’s a job for professionals;

  • Cooperation culture strengthens legitimacy: innovation is not only a question of conviction: it’s a dialogue, which requires listening before pushing your creative views to the conversation. Capturing the moment where change is needed is delicate: understanding when your company is open to innovation, ‘willing to renew its identity while remaining itself’, will fetch you acknowledgement;
  • Modularity establishes your innovation capital: modular deliverables facilitate acceptance, letting others build value on top of your platform; modularity is a toolbox for design. Actually, even if your innovation fails, modules that you have designed will be reused by other innovation teams, linking innovation teams to one another, activating the intelligence of the many through a living capital.

Scaling up

Assuming our innovation team performs, we might want to scale, pursuing multiple innovation tracks concurrently. How do we achieve consistency, cross fertilization, and overall efficiency in the organization? Innovation portfolio and cooperative governance can help.

‘Balanced, inspired, staffed, dynamic, transparent, scalable’: that’s what your innovation portfolio should look like, as ‘a jewelry case to your innovation project’.

If innovation teams are well set, ‘they won’t feel like employees working for someone else, they will feel much more like belongers as Richard Branson descrives. A savy innovation portfolio is here to infuse a sentiment of ‘belonging’.

Not limited to reflecting a strategic point of view, portfolio is a leadership tool, a clear picture of your intent you can share and build with your teams. It can help each team see where they fit, for example using a simple classification in three kind of initiatives:

  • Disruptive and radical projects are drawing on a “silver bullet” bet, with high reward and risk, significant time and engagement;
  • Quick wins projects, at the opposite, are addressing some concerns of the core company, and demonstrating your capabilities to deliver; they can be limited to functional modules;
  • Probes are illustrating future trends, materialize ideas through demonstrators, support the conversation about new concepts, and will eventually feed the projects pipe.

Once every team finds out its position, how to link teams to one another, and activate the flow of natural communication?

Spotify illustrates a peculiar governance put in place to scale their Agile methodology used for product development. Henrik Kniberg and Anders Ivarsson, Spotify employees, explain how it works. Business is divided into small unit called squad, feeling like a mini-startup: “there are 30 squads, covering 250 people in all in three countries. A squad has a product owner, responsible for prioritizing the work, and collaborating with other product owners to maintain a high level road map document.”

“Related squads are grouped into tribes, behaving as “incubators”. Tribes hold informal gatherings on a regular basis, showing what they are working on, what they have delivered and what others can learn from what they are currently doing. “Tribes interact rarely; for specific projects, synchronization meeting called “scrum of scrums” is set-up on demand.

“For sharing knowledge and creating tools for the benefit of all squads, there are  chapters (similar skills within a tribe) and guilds (community of interest across tribes), the glue that keeps the company together, and raises economies of scale.”

Besides its ingenuity, what I hold from Spotify organization is:

  • Size threshold: governance structures correspond to limited sizes, approx 8 people per squad, less than 100 people in a tribe, to keep them small and agile;
  • Relevance: Spotify doesn’t set structure ‘per se’, it involves meaning for every entity. To be legitimate, governance should flow naturally, and be oriented to support knowledge circulation;
  • Reverse-matrix: compared to traditional matrix where people  are “pooled” together into functional departments, and “assigned” to projects, at Spotify project dimension comes firsts, and is the basis to build stable co-located squads;
  • Healthy tension: “while Product Owner acting as an entrepreneur tends to want to speed up and cut corners, chapter lead or professor tends to want to slow down and build things properly. Both aspects are needed, that’s why it is a “healthy” tension.”

The API metaphor

Heading small innovation teams is somewhat familiar with API design-thinking: it involves meaning, target, expandability, scalability, and innovation ecosystem.

One could think of managing small independent innovation units like processing API: harnessing collaborative innovation, streamlining seamlessly community energies, building a whole connecting functional legos, and initiating new service streams almost instantly by linking.

Open Innovation and Distributed Business Model with API

Open Innovation can be sustainably supported by Application Programming Interface (API) and the cooperation assets it brings. API not only accelerate innovation endeavour, they generate new revenue streams, strengthen your marketing campaigns, and extend your reach in distributed business models. It’s time to realize API are a must-have for your business.

API ‘best kept secrets’

@CyrilVart (@Fabernovel) delivered a comprehensive presentation entitled ‘6 reasons why APIs are reshaping your business’ at API days last December. Let’s go through it and mix it with our own experience, assessing what this new exciting territory holds in store.

An application programming interface (API) is a protocol used as an interface by software components to communicate with each other. In other words, API is the binding agent across functional components assembled similarly to Lego blocks.

Are you considering API as ‘Far Far West’ to your world?

Think again, some APIs are quite famous: we just don’t call them API!

  • Facebook Like button, which lead Facebook to shape social recommendation pattern, is based on an API: you can activate it by embedding a simple line of code to your website;
  • Twitter API enables among others features Tweets display in various apps: it is called 13 billion time /day and around 1,000 applications were developed based on Twitter API;
  • Google APIs (including Google Maps API powering map feature in many web sites, or Google Adsense API allowing publishers to automatically serve text, image, video, and rich media on Google’s network websites) are called 5 billions time / day.

API for Collaborative Innovation

API foster innovation. We put it at the center of Modular Design and Rapid Innovation model. It unfolds various benefits:

  • Acceptance: API modules facilitate innovation acceptance by letting others take control, develop their ownership and build their  value on top of your platform;
  • Collective Creativity: API is modest, it unleashes other’s creativity,  it’s a ‘toolbox for design’, an application of  “Designing with, rather than designing for” mantra.
  • Flexibility: as end-user applications and API components are decoupled, precious autonomy is provided to the API innovation team;
  • Speed: API accelerates innovation penetration by enabling parallel implementations. Component can act as a hub and receive simultaneous connections from different applications.
  • Crossfunctional Enhancement: Needs from different applications are mutualized and enrich the component functions in a virtuous circle of innovation. Progress of any member is benefitting to all.

Fabernovel highlights similar API assets for product development: “an API is a software brick that allows someone to share data, content and functionalities with others, for them to build new services based on this data, content and functionalities”. The point is backed up with Fitbit case study, a player in the Intelligent Things market: “Fitbit is a fitness tracker that records health and fitness data; it created an API to allow third party developers to craft fitness apps using Fitbit health data such as daily steps, calories burned, food eaten and weight. 20 apps were built on the Fitbit API, creating innovative uses of fitness and health data.

Rather than thinking of ‘R&D externalization’ through API exposure, I would rather stress API as a way to harness collective intelligence, and activate the skills of the many: lots of eyes can find lots of mistakes, fix them, and improve the ecosystem.

Open Innovation is about “using other people’s wheels to get you moving” claims Professor Chesbrough. While Open Innovation breaks boundaries to look for innovation in the outside world, there is no better currency than API.

API for distributed Business Model

In addition to fostering innovation, Fabernovel raises 5 key returns on using API for business:

  • Based on API providing a range of CRM services in the cloud, Salesforce built a powerful business model alleviated from physical point of sales and on-site installation processes;
  • Netflix opened an API in 2008 to allow developers to use its resources (Movie catalogue, Queue management, Rental history) and make creative business: today, 800+ devices can stream Netflix content, 20,000 developers use Netflix API;
  • Facebook Connect allows users to log-in on any websites using their Facebook information. Third party developers can add a “Connect with Facebook” button by using Facebook Connect APIs. Facebook Connect API has standardized credentials, creating a universal ID for the digital world, and let Facebook build partnership on a worldwide scale at minimum cost;
  • Amazon Web Services (AWS) offer a wide variety of services (storage, database, computing power, servers, application services, deployment & management) accessible through a set of API. Each of these services is charged following use pricing which means Amazon tracks very precisely each customer’s usage. AWS generated m$750 in 2011;
  • Comcast, America’s largest TV cable provider created a dozen of internal API for teams to easily share data and solutions. Today, teams can build new products and user experience faster than ever, generating thus new revenue sources for Comcast. It takes now 30 minutes to share resources through internal API compared to months in the past;
  • AT&T is now offering 79 APIs to third parties (Future Centre Blog), and Orange has redesigned its dedicated web site, Orange Partner, to expose its API.

“Operate API without noticing, just like the air”

API family is extending: Marc Andreessen distinguishes Acces API, Plug-In API, and  Online API, where code developed externally by third-party is run inside the platform, and which he considered as the most advanced level.

Developing API help you focus on your core business, while harnessing collaborative innovation, and creating new business streams, by connecting functional legos: ‘when every business is an API, new businesses can be formed almost instantly by linking’ observes Mark Pesce. API is a strategic tool to reshape your business.

Once you’ve tried it, you can’t give it up. In my case, since I start a new innovation project, I spontaneously think of two outputs: an end-user service and its corresponding API. Each of them requires its design involvement, to capture respective powerful meaning for its different user targets.

Processing API for your business stands for a new way of tailoring your organization and scale: as future system composed of many small independant units leverages any kind of connected object to exchange resources, growth can be at lightening speed.

We are witnessing a ‘business process API-ification‘ notes Robin Vasan, where businesses have to reinvent themselves as API (@mpesce). Now has come the time for innovators to step in, embracing API capabilities, and for marketers to think in terms of API.

3 Short Stories of Great Aha! Moments

Etienne Klein is a research director at CEA, conducting experiments in Physics, and involved in great achievements such as Large Hadron Collider, the world’s largest and highest-energy particle accelerator.

Here he tells us a colourful story about the way original ideas rise in the scientific field.

“How good ideas spurt out in the Maths & Physics fields? Well, there are many factors influencing the way we make a discovery, or generate a fresh idea: social imaginaries, chance, contacts, personal temper, brilliant mind, or even madness are crossing the road for invention. As all ingredients can play a part in this serendipitous mix, it prevents from any simple automatic approach allowing producing innovation in step: innovation process is far from following a regular cadence such as the one of the wipers!

I could provide you with a thousand of examples: well, I’m exaggerating! Let’s say I could name 20, and I will actually pick up 3 relevant examples among them.

Let’s start with the French Henri Poincaré : we commemorate these days the 100th anniversary of his death. Poincaré was a universalist scientist: mathematician, theoretical physicist, engineer, and a philosopher of science. He tells the story that, in the course of his hard work on arithmetic functions, he gets excited, multiple ideas come up, which are difficult to sort, and he can’t manage to solve the problem. Then he leaves the city where he lives, in order to participate to a running race. During the journey, he completely forgets about his algebrian issue. After a break, the moment he gets back in the omnibus, here comes the unexpected idea of completing an analogy between Fouchs functions and Euclide functions. “Even though I had no  time to check, I was absolutely sure this was the clue, and indeed it was.” he will write later.

How did the Austrian Schrödinger finalize the equation which bears his name, a cornerstone in quantum theory? At the age of 38, Schrödinger reviews the thesis completed by Louis de Broglie, where it is stated for the first time that electron can behave as waves. Schrödinger is questioned: what are these waves, how do they spread? His brain gets like a boiling pot, he urges to find the equation describing the waves, but he’s stuck. So he takes a break and goes skiing with a former mistress. That’s during his stay in the mountain, and at an intimate time with his companion, that  Shrodinger, famous for his rich love life, confessed to have had the revelation of  the famous  equation.

A few years later, English physicist Paul Dirac predicts the existence of antimatter. He understands that a particle is paired to its antiparticle: they can only appear together. Where does this idea of pair come from? His mother had actually told him a strange story when he was a child that remained a strong souvenir: a young priest was visiting his parishioners to make acquaintance when he met a woman, mother of five pairs of twin. “Are you always having twins with your husband?” asks the priest. “No Father, sometimes I don’t get pregnant.” said the woman, as if she could not have one child at a time, but only pair of childs.

In these poetic examples of science, each scientist found his personal way to discovery, that he can further reiterate. The hardest thing is still to complete the first discovery, as no leading track exists yet.”

Though innovation path may appear serendipitous, make no mistake, innovation only connects with alert mind and seeking spirit.

“Discovery holds meaning only for the one whose mind is prepared to draw an inference, the one who has applied himself most perseveringly to the subject.” claimed Charles Goodyear.

Running the Innovation Pipeline at EADS Corporate Nursery

How to pick-up creative ideas, and them into a solid business?

Ulrike Steinhorst -Strategy, Planning and Finance Director at EADS Technical Corporate division-, and Patrice Commin -New Business‚ Innovation Nursery Director-, are working on it! And it’s up and running at EADS corporate nursery, an incubator for internal ideas.

Strategic positioning

EADS covers a variety of companies such as Airbus, Eurocopter, Cassidiuam, and Astrium, employing around 130k people, of which 700 are researchers, and delivering a turnover of €Md 39.

EADS nursery reports to the technical division and is a small part of this large group, numbers speak for themselves:

  • Its budget arises to €m 5, over 33% of which is provided by the operational units;
  • It’s a team of 3 people, one director and two business managers;
  • It handles a portfolio of 40 projects.

EADS nursery focuses on disruptive technology, and innovation management. Fostering innovation et entrepreneurship, it seeks for new ideas in the fields of products, processes, and services, and helps them to go through the “Death Valley for ideas”, moving from exploration to deployment, through validation phase.

Pipeline Management

EADS nursery manages an Innovation Portfolio which corresponds to an ascending pyramidal process: from Evolution, Product Replacement, to New Product, and New Business.

Innovation starting point is usually technological, to which nursery team adds key marketing dimensions – market, segment, business model – filling the gap between ‘exploration of a mature technology’ and ‘market launch with a clear view on market conditions’.

Nursery tutors innovative ideas, turning them into market offerings, helping the innovation leader to complete his case. Support is personalized according to the entrepreneur autonomy. Nursery works on an initiative for two years on average. By this time, the innovation has become a comprehensive file, including technological review and  business model.

If the investment required is above a k€ 500 for the headquarters, the case is submitted to a Growth Committe composed of CEO, CMO, CFO, CTO, and nursery director. Under k€500, the CTO holds decision delegation. Global investment includes 2/3 from the headquarters and 1/3 from the operational units.

How is the front-end nurtured? That’s where the nursery plays his role for developing a culture of innovation:

  • proactive scouting and sourcing of ideas, seeking for innovation talents;
  • assessing projects submitted (one page summary is enough: value, potential, risk, roamap, success rate), and building acceptance (50% of the projects go to the next phase);
  • respecting the freedom to fail;
  • integrating cultural dimension as part of innovation;
  • mixing internal and external skills in innovation teams;
  • designing innovation “with” the operational units rather than “for”;
  • promoting initiatives performed internally;
  • engaging top management in ‘out of the box’ ideas;
  • keeping process lean, avoiding bureaucraty.

Business modeling

Selection criteria unfolds three major types of innovation:

  • market driven growth initiatives (e.g luggae inspection);
  • disruptive technologies and ideas, where markets cannot be described yet (e.g nanotechnology applications); disruption is defined as a radical progression in technology combined with a change in business model, and usage transformation;
  • initiatives adding corporate value through various options: castratrice importance, quality, cost structure, image and reputation – e.g biofuel).

What impressed me is the 15 business model items, that nursery team leverages to enrich the innovation idea: it’s tutoring again, not applying a blind matrix. It stretchs a creative idea into a business idea, and make it sound the most convincing possible for the Growth Committe review.

Business modeling acts as follows:

  • value proposition, nature, segment, competition, cooperation, channel, resources, activities, suppliers, cost structure, revenue model, profitability, internal fit, external fit, risk shape the business model #1;
  • business model #1 + Swot analysis + refinment form the business model # n+1.

Innovation processed

What innovations has the nurery processed so far? After 4 years of existence, it has raised a significant range of creative projects mixing technical capabilities with service extension aspects:

  • Location based system;
  • Precision approach and landing system;
  • Luggage inspection;
  • Added layer manufacturing;
  • Anti corrosion inhibispheres;
  • Portable anti sniper;
  • Bio fuel.

What are the lessons learnt by the project leaders who have been through the nursery process? The overall feeling is very positive, there is a tangible pride to have been part of this pioneering achievement.

  • Risk is part of the game;
  • Fully dedicated entrepreneurship is required, with the need of an appropriate friendly environment, and top level sponsorship;
  • If innovative project is not easy to launch, it’s even more difficult to quit! Intermediate NoGo generate frustrations, clear rules upfront must be established and communicated;
  • Time shedules are usally too optimistic;
  • There is a valuable path between early prototype and production, to demonstrate a concept is viable, even if regulation does not allow it yet;
  • Technical maturity is a subjective topic, subject to review;
  • Multi operational units and transversal projects are complex to handle;
  • Structured business modeling is a good tool for early large spectrum investigation; but it would be a mistake to freeze the project, waiting for a detailed business plan: agility must prevail;
  • Innovation shall not be measured only in financial benefits: the nursery set up a model for ideation which has been adopted widely in the company.

What are the improvements suggested?

  • Focus on value analysis before decision : what is the value created by the innovation for the customer, compared to current system?
  • Start nursery process at the right Technical Readiness Level (TRL);
  • Be careful in relation with SMEs;
  • Support project team with business modelling, market accessibility is key; involve internal customer to assess and support: set-up pilot customer and sales support early, Airbus as a customer is a great asset; we have to find an internal customer who’s not in a comfort zone, who is willing to move: best innovation advocates are the people who have problems with their current business;
  • Support partnership and spin out operation;
  • Facilitate networking, sharing experiences across nursery men;
  • Simplify nursery process to quicken decision and reactivity;
  • Clarify nursery positioning on long term vs short terme return;

At the end of the nursery presentation, there was this great idea about what puts innovators in motion: “What counts for innovators is the ability to develop their concept: providing entrepreneurs with the means is what makes them happy. There is a desire to enter the nusery proceess, because it’s a space for freedom, passion and entrepreneurship.”

The Architect of the Unknown

Connect

“Where good ideas come from?” asked Steven Johnson in his 2010’s book, highlighting that creativity emerges in a culture of diversity. Steven presents Internet as a window to the world that helps us to “connect with the world of diversity, reaching out and exchanging ideas, borrowing and combining other people inches”. Creativity smiles to the connected ones!

“Connecting the dots” is one advice stressed by Steve Jobs in his famous speech at Stanford. By linking different parts of your experience, you can create new concepts: it’s like assembling Lego building blocks to raise a tower, allowing a current of information to pass through, combining and interfacing skills modules: innovation is about knowledge circulation and this is “the reason why” of my ‘modular design’ approach and Rapid Innovation model. Moreover, as experience dots are intrinsic parts of your life, you’re the only one who can make the relevant connections.

Listen

Connections clearly rely on your ability to listen. Regularly one has to recharge its ‘listening’ battery. “Present things openly, make them fairly questionable” used to say my HEC teacher. This brings two benefits: open presentations are more convincing as they are available for approriation, and they open the door to contribution.

Good ideas can happen by surprise: you must stay aware. Recent consumer observation about the use of Facebook for sharing views about TV or movies raised unexpected comment: “Well, we don’t use Facebook for this, we prefer to meet and have face to face conversations; one problem is that we forget afterwards: why don’t you set something up for my smartphone that would remind me of the movie I must see?” Capturing people’s context leads you to brief encounter with shooting stars of innovation.

Entice

Creativity can be triggered as well. Creativity sesssion, problem solving approach, innovation tournaments, ideas contests: there are many ways to harness people’s creativity. ‘Design Thinking’ promotes the use of Persona, putting yourself  in the shoes of customers archetypes, and going through your problems, needs, expectations toward product evolution.

Back to the days of strategic and innovation consulting, I partnered with a Synectics team, and I keep a strong memory of the use of Excursion, restating problem in a different ‘world’ according to the following steps:

  1. State and restate the problem – e.g improve customer relationship on a specific line of service
  2. Choose a keyword.
  3. Take the keyword on an excursion into a different world – e.g. Hospital – asking for examples of the keyword in that world.

When you think you have expressed all kinds of ideas, excursion in a different world brings an additonal layer of creativity.

Once all sorts of ideas are expressed, comes usually the time for funneling and selection. One thing I like in the C-K design methodology is the ability to preserve all this fertile ground, and handle it in parallel streams of innovation, not closing gates or killing ideas, but expanding a portfolio of innovative projects. It’s about “clarifying a design strategy, presenting and keeping alive multiple alternatives, identifying actions to go on”.

Architect

C-K means structuring creativity, creating continuous innovation process, and generating new ideas in a systematic way: “expanding ideas, giving a different meaning to an object or creating a new object with design properties”.

If innovation involves changing perspective, should we structure as well our innovation team with ‘non-conformists fellows’ and ‘positive deviants’? Is there a role for an ‘architect of the unknown’, someone who would unleash imaginaries, challenging the team along the process with excursive questions starting with “what if ?”.

This personality is “curious, open minded, even different, non conforming, with shifted lens, and using the “Parallax View” – a viewpoint from which you can observe and study something or somebody from a new angle, gaining insights unavailable before” observes Deborah Miss Scofiled (@dscofield).

“Stimulating by provocating” is the mantra of the architect of the unknown as spotted by Martine Agogué in her thesis “Orphan Innovation”.

“The architect of the unknown is a new managerial actor to overcome collective fixation situations of orphan innovation” she states.

The question is: shall we have this skill at early-stage only, during the creativity phase, to unlock “fixation situations”? Or shall we make it a permanent role, as the many obstacles the innovation project will face down the road, will require perpetual creativity, and ‘out-of-the-box’ thinking?

My guess is that it is worth exploring the second path, planning timely ‘creative rendez-vous’ during the entire process: sucessful innovation is to melt differentiation and integration.

Leading Creative Units to Success by Patrick Le Quément, Renault Design creator

Patrick le Quément is a world famous Car Designer. As SVP Renault Corporate Design, his team’s products have included brillant and bold designs such as Twingo, Mégane and Mégane II Scénic; the Espace models of 1994 and 1998; Kangoo; Laguna models of 1994; Avantime and the Vel Satis of 2002.

Patrick is at the origin of Renault Design satellites, creative units spread over the world. He comes back to this adventure, and shares some personal experiences about assembling, managing, and moving creative units forward, in his own genuine style. It’s like a story: let’s sit quietly and listen to this great leadership gift!

Hiring a creative team

Throughout the years that I have directed design organisations, be it as head of  Ford Design in Germany in the early eighties, or later within the Volkswagen-Audi Group and then for another 22 years when I was in charge of a large design team in France at Renault, I was faced with the endemic problem of how to maintain an organisation creative and at the peak of it’s form. The risk being to enter the danger zone of creative autarchy, or fulfilling the well known syndrome : “Whoever assembles, resembles…” meaning that if you assemble a talented team, which is a first step towards excellence, you nevertheless must watch over it  as if you were growing roses, don’t allow it to wane away.

Resisting collective domination by mastering partial destructuration…

Of course it all begins with the quality of those that you hire on the one hand, and how  you develop those that may have been within the team for many years.

So what are the criteria that I have assembled over the years in the hiring of my design staff ? They are what I have called: The 4+1 Qualities, the questions I ask myself whenever I face a potential candidate to hire :

1/ A creative passion

Is the person absolutely  impassioned by the act of creation, curious, open, refuses to accept paradigms, is prepared to burn the midnight oil to progress?

2/ Mastering drawing

Does the person have exceptional drawing ability in order to liberate the links between the brain and the hand. Matisse once said : “Drawing is to make an idea more precise. A drawing is the precision of the mind.”

3/ Ability to work with others

Will the person be a good team member ? More than ever, as Enzo Ferrari said:   «Teamwork has replaced the solitary genius».

4/ Having empathy

Does the person demonstrate the capacity of putting his/herself in someone else’s shoes? does he/she design for others?

5/ Talent

And of course talent, you may answer all other 4 criteria but, if your talent is not at the highest level, then meeting all the other criteria will not help you.

Personal projects

It all began when I worked in Ford in Germany in the early 80’s, our team was small and the number of projects were subject to numerous stops and go. I realised that our Design staff was under utilised and inclined to find fictional projects to fill in the gaps.

One morning I walked into the studio to find a designer quickly closing his sketch pad just before I reached his desk, I asked him to show me what he was doing, and was much impressed by what I saw : he was designing a vehicle that clearly was not part of our official programs, it was an ingenious modular design which instantly got me thinking that, once again «Innovations are often the result of a successful disobedience».

Instead of allowing the designer to hide his guilty project, I asked him to put it up on the wall and that I would come back later to review it. This I did together with some of my managers, and that’s how an illicit operation became an officially approved creative outlet, much prized by the designers, and the subject of an extraordinary display of creativity. We called it Private Projects.

When I later joined Renault, my design staff was far larger than the one in Ford of Germany, it was still to grow larger, designers alone reaching 140 within the different facilities around the world. Right after my arrival, I instituted Personal Projects within Renault Design, establishing that each designer could spend up to 15% of his/her time to the pursuit of a personal project, that had to be first submitted and approved by our management committee which established the project follow up.

We pursued this plan for several years with a few resounding successes, many new programs were instigated as a result of a personal project but, as is the case with all programs, a time comes when habits and routine poke their ugly heads, new projects are not so new anymore (what we called the Usual Suspects), and thus we elected to abolish them to pursue a new initiative, the creation of a network of design satellite studios.

Satellite Design Studios

The year 2000 being almost over, Renault Design was close to entering it’s Third Phase of Design, each phase turned out to have lasted  a non-calculated seven years. The First began in 1988, it had for a rallying point the search for conceptual innovations that had marked Renault after the Second World War, with such models as the Renault 4, the first production hatch in history, or later the R 16 featuring a polyvalent interior on an upper segment vehicle. Our most notable offspring being the Twingo and the Scénic concept. The second phase of Renault design began in 1995 and was related to developing our own unmistakable identity.

2001 marked the beginning of the Third Phase, a search for greater appeal and furthering our international ambitions. But Renault Design needed a stimulus, and what more, it had to come from outside to be noticed, to be accepted within.

It was to come through the creation of a network of satellite studios that Renault Design regenerated itself and entered into it’s Third Phase. It began with the opening of a studio in downtown Barcelona, then a little later in the Bastille area of Paris, followed  by the acquisition of the former Samsung Motors design centre in Korea, then opening a studio in the former Swiss embassy in Bucarest.  Mumbai in India was our next port of call, and finally we saw the opening with too many armed bodyguards in Sao Paulo in Brazil.

The satellite design studios were run so as to offer, at first, counter proposals to the Central Design Centre, a role which our Barcelona studio, under the leadership of Thiérry Metroz, successfully covered. In the first three years, they lived as an independent team, whose work was NOT to be seen by the designers based in other facilities. In fact their work could only be viewed just a few days before a senior management review when their projects were being presented in our headquarters in France, namely just before a design selection.

This enabled the satellite teams to blossom individually outside a potentially suffocating design in-house heritage. It also enabled them to develop their own strong individual characteristics, whilst remaining within the dotted lines of our culture, thanks to the monthly visits I was paying them.

Satellite design centres also had to assure a presence and a means of better understanding the markets where  the company had decided to concentrate their commercial strategy for the next decade. Being the design eyes of the company in places as far apart as Seoul or Mumbai, did not mean that the team were staffed only with nationals of that country, on the contrary, we made the point to gather international teams, with various backgrounds, as a principle, as I have often noticed how foreigners are able to ask the right question, or the wrong question being more appropriate, and proceed to ask the 5 why’s, the 5 questions which leads you to the real answer.

They were empowered to nurture and develop unique projects which had been approved following their proposals during one of my regular visits, and they were often given missions to illustrate a design initiative, away from the eyes of corporate wisdom.

This is indeed how the Dacia Sandero was born, a secret proposal, based upon a conviction that a totally different alternative was necessary and that, what had been officially approved was probably born out of common sense, but surely devoid of any form of magic. It took senior management by storm, despite the strong protests of the programme director who felt we were breaking the rules, as well as an heftier investment being required, but as the head of marketing expressed :  “This one we can sell like hot cookies!”, and did they just that!!!

In order to overcome the growing communication difficulties that seem to plague most new Design studio located within a few hours plane flight, we elected that each new studio would report to one of the members of the Comex (Design Executive Committee), thus creating an active champion to support and maintain communication lines between HQ and the satellite. It also helped to break down the barriers between the famous (or is it infamous?) silos and allow, for example, the Director of Interior Design to overview the satellite Centre in Sao Paulo which had both exterior and interior design activities.

As time went by, we elected to eradicate the hierarchy between central and satellites by encouraging inter-satellite communications, eliminating the woes attached to centralisation, thus the running of programs were in many cases run by 2 or 3 satellites in the exploratory stages, thanks to the emergence of more autonomous design project managers.

The Open Organisation

An open organisation can be so called when it’s members are not dominated by an oppressive company culture that stifles reflexion, introduces auto censorship and softens the minds. Of course, an in house Design Group has the responsibility to help determine the company’s design strategy, but it should always watch out for the fat cat syndrome, the «I know better» reply, the «We’ve always done it that way», the «This is not us» before having taken a big breath, the «Look here young fellow», the «Well that’s the way we do it in this company», the «It will never work», as lo and behold it may work very well indeed!…

An open organisation is made up of people who do not come out of the same mould. Avoid those that are experts because they say so, those to whom one says : «He knows everything and nothing else». Hire those that can draw outside the margins of the virtual sketch pad, hire people who are better than you, BETTER THAN YOU, there are hundreds out there, open your net and go and find them away from the beaten path.

We hired 50% of our designers outside of our natural frontiers, they came from 28 different countries, from Europe to the Americas, from Russia to Mongolia, Korea, Senegal and even Scotland (kilt and all!), what a terrific way to avoid indulging in superficial nationalism. The studios anywhere in Renault Design were ALIVE.

The Management’s role is decisive, there a management culture is a must in order to maintain a homogeneous, stabilising environment. This requires a thoroughly rigorous approach, the establishment of DO’s and DONT’s that are understood, shared and respected by all. An example in point being the relationship that exists between the Boss and the designer… first thing first, it has to be recognised that the skills required to run successfully a family Mum and Pop grocery shop is different to running a superette, even more so different a supermarket, and it goes without saying a gigantic hyper market.

One of the rules that has to be respected is: NEVER ignore the chain of command. Oh sure, make that as short as possible. Ours in Renault Design was 3 levels (to increase later to 4), between a designer and the CEO, knowing of course, that as the Design Senior Vice President I answered directly to the top of the pyramid. It is the death of an organisation when the head of Design ignores the management structure and deals directly with the Gamba. To avoid the temptation and nevertheless be present where the creation is happening,  it’s important to continue with your management by walking around, but making sure each time that the  local manager is present.

If I have defended a homogeneous, stabilising environment I also promoted the regular or irregular input of disruptive challenges, like the introduction of musical chairs for designers, thus changing to a new studio at the end of a programme in order to offer a new «start all over again experience», or going on an assignment abroad, which is the best way for waking up the lethargic creative juices, the same approach was also applicable to management, the participations to numerous «quick projects», any exercise which helped our designers to view the world somewhat differently, namely by asking them, figuratively speaking, to stop for a while drawing the objects in front of them and start drawing the shape between the objects. (An exercise that my old Bauhaus Professor, Naum Slutzky, had taught me).

Curiosity may have killed the cat, but it also gives life to creativity. With time, habits form, rituals take over, people doze off gently without realising the toxic effect the gentle life has on their creativity… and so new stimuli must be brought forth to collide with routine. This we did through the introduction of a series of brilliant speakers, that took us across history,  to better understand people, and the rise and fall of industrial empires.

We also launched a series of participation in projects carried out with companies totally outside our comfort zone, or on the contrary within zones of blissful yet challenging proximity. We designed watches for a prestigious watch maker, motorbikes all red and flamboyant, luggages for the fortunate and many other emblematic projects.

But the dawning came when I was talking to a group of designers, I was totally taken back how much they knew about the automotive world and how little they knew about the world of design at large. Their antennas were turned inward and not outward. One exception existed within the designer community, and that concerned the specificity of Colour & Trim designers. Why was that? I asked my close circle. Well, automotive designers are said to have gasoline in their blood, their interest for the mechanical horse is overpowering to the point of numbing interest in all else, poisoning their blood? Colour & trim designers are mostly women but not always, and yet this is not a question of gender, the answer it seemed was more related to an absence of an exclusive obsession for the automobile, and a broader interest in all things that make life so exciting for a creative personality.

Interestingly, Colour & Trim designers visited each year the Milan show and they convinced me to join them that year, accompanied by a couple of my closest staff. This was the start of what turned out to be a major move for us, a sort of cultural  transmission we decided to call Missions Tendances. Trend Missions.

Trend Missions

This programme began in the year 2000, it had for an objective to take a group of seven designers, to the Milan Furniture show, accompanied by a small dedicated team who had for a mission to take them around, and open their eyes to the world of design.

The mission was meticulously prepared, it included organising the meeting of a well known figure of the design world, as well as the preparation briefing with the group of designers and advising them on what to read before leaving. The visit took place on a three day adventure, it was filmed, including the debriefing before leaving Milan where they were all encouraged to air their points of view. We reviewed the film as quickly as editing permitted, and talked to the enthusiastic lucky few who had experienced the event. The result was so convincing that, not only did we decide to make a presentation to the whole of the design staff that year, but we experimented with sending a copy of the video to a selected happy few, including the President.

The feed-back was so positive that we began almost immediately to increase the number of missions to 4 a year, one of which, Milan, remained year after year on the agenda. We thus visited  some of the most fascinating cities in the world, New York, Tokyo, Moscow, Sao Paulo, Mumbai, Seoul, as well as, nearer to home London, all the Scandinavian capitals, Berlin, Barcelona and Madrid, each time coming back with our films and making a light but telling presentation to those who had not been fortunate to participate. The influence on our designers  was quite noticeable, their eyes were literally widened by a new vision, they began to document seriously their proposals looking from the inside out, the influence of the outside world was there for all to see.

Probably the most memorable event took place in 2007 when we organised a Renault World wide Design Presentation that assembled all our designers, plus guests from «friendly companies» like Decathlon, Louis Vuitton and many others.. as well as senior and not so senior Renault personnel, whose attendance was strategic to the open mind world wide approach that we were promoting. The President gave the closing speech.

An enlightened sponsor for creativity, and tangibles results

Being more open, being curious, having more empathy, developing a critical approach, learning from others, how could Renault Design have been allowed to enjoy such a continuous experiment without the protection of a Prince, in the person of President Louis Schweitzer, probably the greatest leader that Renault has ever had, a humanist, a visionary manager, the man who privatised the company, who forged the link with Nissan, who imagined the low cost potential of the Logan, alone and against the greater majority of the Engineering community, who acquired  Dacia and the bankrupt Samsung Motors, the man who believed in the power of Design, who was fascinated by it, who was forever asking me questions about what we had finally decided to call “The Black Box”, that mysterious phenomena called creativity.

As designers we knew that this trust required us to outperform the performers within the company, and Renault Design was almost always cited when the word efficiency was put on the table. Probably the most important drive for performance came about in our search for a radical change of our development process through the drastic reduction of physical models and the development of an intensive digital process called G3D for Global Digital Design Development. The breakthrough came about when we invented a way of calculating short films in which our new proposals were injected, with a turn around time of 3 hours, versus the normal 4 weeks that was looked upon as a good performance at that time within the automotive world.

The results were there for every one to see :

1- Design staff were able to tackle 3 times more projects than before.

2- Lead-time was reduced by a further 20 weeks.

3- Design development cost were cut by 51%.

Epilogue

Design is about change, NO change = NO progress. This reminds me of that memorable dialogue between Alain Delon and Burt Lancaster in Luchino Visconte’s film THE LEOPARD, from that exceptional book by Giuseppe Tomasi di Lampedusa : “So that nothing changes, everything needs to be changed.”

Solitary Genius to Holistic Design by Patrick Le Quément, Renault Design Creator

Patrick le Quément is a world famous Car Designer. As SVP Renault Corporate Design, his team’s products have included brillant and bold designs such as Twingo, Mégane and Mégane II Scénic; the Espace models of 1994 and 1998; Kangoo; Laguna models of 1994; Avantime and the Vel Satis of 2002.

In this post, he comes back to the evolution of design over time, and how it impacts the role of design manager, as innovation becomes a collective adventure.

Yesterday’s design

Design was one of the key features of the second half of the 20th century and the exhibition of 1993, entitled “Design, Mirror of the Century”, held in the Grand Palais in Paris, was just one of many testimonies to its established role in popular culture, as the major exhibitions in Nagoya, Milan and London were before it.

Nowadays we use the term “design” in connection with everything that is created, whether in the form of culinary design as in the startling cuisine of Marc Brétillot, molecular gastronomy as proposed by the great Spanish chef Ferran Adria, hairdressing salons of varying levels of expertise, graphical design, digital design, multimedia design, interface design, the design of furniture or products including, of course, motor cars, as well as interior design or even ornamental design.

The semantic vagueness of the word “design”, now used to describe creative activities in such a wide variety of fields, has resulted in a diversity of implementations and interpretations that are reflected in the traditions specific to each country: the Arts & Crafts movement in Britain and the US, Art Nouveau practically throughout the world, Art Déco in France, functionalism and rationalization followed by standardization in Germany, a quasi-social design tradition in Scandinavia, a political conception in the totalitarian countries, or a craft-oriented view of design in the developing world. What these independent local traditions have in common is that all represent the cultural and economic underpinnings of design in practise.

In his book “Objects of Desire”, Adrian Forty states that: “In the history of every industry, design has become necessary as a separate activity in production once a single craftsman ceases to be responsible for every stage of manufacture from conception to sale”. Thus although, in his history of design, he describes the emergence in the 18th century of designers who specialized in the manufacture of pottery, he could equally well have referred to any industrial process through to the end of the 20th century.

Forty’s definition allows us to move ahead in our discussion and jump straight to the question: “What is good design?” This is a difficult question which Stephen Bayley and Terence Conran answer using a formulation taken from the great architect Le Corbusier – “good design is visible” – and adding that something that has not been intelligently designed will not work, will be uncomfortable to use, poorly manufactured, depressing to look at and will probably not represent good value for money.

Who would be stupid enough to want bad design? Good design, in reality, is intelligence made visible. It is, according to the hallowed formula, 98% common sense and 2% that mysterious or magical something that we refer to as aesthetics. Of course, it works at a holistic level: an iPhone is attractive in its entirety, through its shape and the employed materials, but also through its intuitive solutions and the quality of its graphics that have made it such a resounding success.

The word “design” is of Latin and Italian origin. During the Renaissance, Leonardo da Vinci, probably the greatest designer of all time, practised “il designo“. This did not embrace only the art of drawing but also the ability to conceive ideas, communicate them using graphical means and, finally, delineate them more precisely through specifications, including the description of the materials, and then demonstrate them by producing functioning prototypes.

In French, the word “design” combines both the idea of drawing and “dessein”, a word referring to intention or purpose. It is associated with a mode of conception that focuses on humans and human utilizations.

What can we say about the talents required in an outstanding designer? A designer must be able to write a good scenario, develop the storyline of a captivating tale.

He must also have experience and empathy, and he must love history because, as George Santayama so appropriately said, “Those who cannot remember the past are condemned to repeat it.” Although a good designer must learn history, his vision is fixed on the future. As Peter Horbury, former Head of Design for the Ford brand, pointed out: “The designer’s task is not to repeat history but to invent it.

It is essential to have a good knowledge of the market, to know how people live, be aware of their financial means and aspirations. He must also have a clear idea about why and how his design is going to improve the lives of his customers.”

However, a designer cannot work alone. The idea of Renaissance man is not a plausible reality today given the complexity of modern science and knowledge. As Enzo Ferrari once so accurately said: “Teamwork has replaced solitary genius“.

Today’s design

Towards the end of the 1990s, the corporate striving for enhanced performance resulted in a massive return to the fundamentals of good management including, among other things, a desire to clarify the roles of every different actor at a time at which the emergence of new professions had created functional overlaps that were not always productive.

While the effects of these changes were broadly positive, this focus on an increasingly precise definition of functions, and thus this return to a certain Taylorism, was, in contrast, not beneficial to many integrated design teams which, acting at the intersection between various disciplines, saw their role relegated to that of simple stylists.

This return to earlier practices was temporary because, very soon, an independent American design agency, IDEO, achieved a media breakthrough with a novel approach termed “Design Thinking” which enabled them to launch numerous innovations such as the famous first Apple mouse and the first Palm.

Based in Palo Alto in California, IDEO was founded in 1991 by David Kelley (a professor at Stanford University, founder of the Stanford d.school) and the Briton Bill Moggrige. Their collective, multi-disciplinary approach to innovation very quickly attracted attention thanks to their many publications and, in particular, the great success of the book “The Art of Innovation,” written by the firm’s General Manager, Tom Kelley, and published in 2001.

IDEO’s teams consist of designers, engineers, researchers, sociologists and ethnologists. These teams are mixed, that is to say they cleverly blend a variety of individuals who tend to think with the right-hand side of their brains with others in which the left hemisphere dominates and who work in close cooperation with one another. These teams work to discover the customer and the customer’s experience as a consumer. IDEO encourages curiosity and stresses the value of looking at users in new ways, for example by considering the two extremities of a Gaussian distribution in order to study users who live, think and consume differently from others. Their highly structured method is based on what they call the major steps of innovation: inspiration, ideation (emergence of the idea), iteration and, finally, implementation.

Through their successes, IDEO’s directors have proved that everyone can become more creative and that a good designer is someone who is able to identify patterns in a mish-mash of data and then draw together new ideas based on fragments of information and exhibit empathy with persons different from him or herself. Furthermore, they have shown that all this can be learned.

Nowadays, Design Thinking is taught at Stanford, Harvard and the MIT. Despite the fact that France was very slow to understand the importance of this movement, Design Thinking is now taught at the Ecole des Ponts & Chaussées (Véronique Hillen) and has more recently been offered as a course at the Ecole Polytechnique.

In addition, a number of enterprises have adopted a structured approach and achieved encouraging results. In 2009, Renault set up an organization named LCI (Laboratoire Collaboratif de l’Innovation), a small-scale structure that nevertheless possesses the tools it needs and which has recorded spectacular results, with three of its projects being incorporated in the vehicle model plan during its first year of operation.

At the start of the 21st century, designers have finally found their rightful position, not as decorative artists or solitary geniuses lost in the industrial or commercial world, but as key players within a collaborative team, just as Enzo Ferrari described back in the 1970s.

Design and industry

Even though Design has fully established its place in major enterprises, within the teams responsible for developing the product, and through the participation of designers, even during early exploratory phases, in multidisciplinary teams where they deploy all the methods made available by Design Thinking, its role goes far beyond that.

Indeed, Design also has the upstream task of monitoring design tendencies at the global level and, in this way, of complementing the studies undertaken by Marketing. Then, when the exploratory phases have been successful concluded, it has the task of developing scenarios subject to the three constraints that designers must respect: feasibility, viability and desirability.

It also has the responsibility of defending the product to ensure it benefits from the highest possible level of perceived quality and of driving the business’s competences in this field, which is vital for competitiveness.

Finally, for over twenty years, Design has usually been represented on companies’ management committees, thus indicating its perceived status as a key strategic partner. On several occasions, I have heard that Design managers have been called on to undertake cross-disciplinary missions in addition to their primary functions. This is the case of Jonathan Ive at Apple or Philippe Picaud when he was Design Director at Décathlon, as well as of Nissan’s Shiro Nakamura who headed, with considerable success, a team entrusted with the task of improving gender ratios at management level.

I myself directed Renault’s Delta cross-disciplinary team for five years. This team was given the task of reducing development and industrialization cycles and then of implementing the results of the performance study undertaken by the MIT on Renault’s behalf. The approach we adopted at the time was similar to that used now in the field of Design Thinking. Later, I was to spend four years as Quality and Design Director and, if I choose this example drawn from my own experience, it is because it provides a good illustration of how mentalities have shifted and indicates that we are now far removed from the perception of the designer as an artist or decorator.

Design is a key element in the creation of values, not only in the field of product development but also in the dissemination of a method of operation, quasi-cultural in nature, that has enriched the practices employed in the engineering sector. One of the best examples here is the introduction of the spirit of experimentation that is so dear to the design world through the production of rapid prototypes which enable the team to move forwards swiftly.

That is why when multidisciplinary teams meet to share their ideas in so-called brainstorming sessions, there is a noticeable change in mood during a project:

  1. Hope during the information gathering phase;
  2. Doubt during the categorization of the data and the search for models and patterns;
  3. Confidence when the idea emerges more tangibly and the first (quick) prototype is created.

This new culture of rapid prototyping, involving the production of so-called “demonstrators“, is becoming indispensable and it should be remembered that a prototype is a success not when it works without problems but as soon as it teaches us something new.

Finally, the quicker ideas are made tangible, the sooner they can be evaluated and, in the worst case, be abandoned.

To summarize, we could say: to progress, it is necessary to test the idea. To test it, we have to prototype. This is now part of the common ground inherited by engineers and designers alike.

If the role of the designer has changed, if he is no longer this solitary genius who imposes his tastes in ways that blend with emerging cultural currents based on his transient moods and heightened sensitivities, he is nevertheless still someone who has the privilege of possessing the gift of drawing placed in the service of a purpose.

As Henri Matisse said: “Drawing is to give precise shape to an idea. Drawing is to give precision to thought.”

When Drawing is Thinking by Patrick Le Quément, Renault Design creator

Patrick le Quément is a world famous car Designer. As SVP Renault Corporate Design, his team’s products have included brillant and bold designs such as Twingo, Mégane and Mégane II Scénic; the Espace models of 1994 and 1998; Kangoo; Laguna models of 1994; Avantime and the Vel Satis of 2002.

Patrick’s motto is Design = Quality; his structural changes of Renault design were to develop an independent and innovative formal language, turning Renault Design in an effective brand name.

Here he comes back to his first steps in design, showing how he moved from Bauhaus functionalism to “drawing is thinking” personal belief. This approach seems familiar to digital design approach where “prototyping and designing” happen quite simultaneously, in short innovation cycles.

How did I become an automotive designer ?

At the time I was studying, there was no subject called automotive design on the official curiculum, neither in France where I was born, nor in England where I had been educated since the age of 12. The Royal College of Art would only open its doors in 1969, whilst in France, it would be another ten years before one of the leading educational establishments, the Université de Technologie de Compiègne would venture down the same road, even if the course turned out to be more technical than design as such.

All you had were colleges of art and design who shared the view that the motorcar was a kind of a sullied object, worthy of exclusion from their programmes of study.

Like many colleagues of my generation, it was alone – quite early on, and over quite a long period of time, all alone – that I learned to draw many different types of vehicles from photographs I had, cars of course, but also planes, trucks, trains and boats. Whereas at school, primary then secondary, we did still live, live models, landscapes, faces, etc. All figurative.

At Saint Augustineʼs Abbey School in Ramsgate, the art teacher who gave me the most encouragement at this early stage was a Mr Van Dorne…He was very much one for the finer things in life and with his goatee beard and moustache, he could have been Van Eyckʼs double. But he admired even more the work of Augustus John of the Royal Academy.

In his view, to go on to art college, after finishing secondary school, would have been a waste of time in my case, and he advised me to embark straightaway on a career as an illustrator. But for me, at the age of 18, it was really what I wanted to do, a few more years at college to continue to improve my skill, but I also wanted to create, I wanted to be a car designer, ever since I discovered that Pininfarina designed Ferraris when I was ten.

So the second stage of my training saw me move to the Birmingham College of Art and Design, which already at that time had the reputation of being one of Britainʼs best design colleges.

There I was fortunate to have, as one of my teachers, a former member of the Bauhaus, Naum Slutzky. He was born in Kiev in 1894, received his training in Vienna where he was a student of goldsmithing.

He briefly worked for the Wiener Werkstätte before embarking on engineering studies but, in 1910, he accepted Walter Gropiusʼs invitation to become assistant, then master goldsmith, in the Metal Workshops of the Weimar Bauhaus.

After fleeing Germany because of the Nazis in 1933, he worked briefly as a designer in Birmingham, and from 1934 began a long teaching career at the Central College of Arts and Crafts, the Royal College of Art and at the College of arts and Crafts in Birmingham.

When I joined his product design class – akin to joining a new religion in many respects, Slutzky was in his final year of teaching, nearing the age of seventy. He was a very small, thin man, his white hair bushy and rebellious and he wore round, metalrimmed glasses. Very striking in a light grey suit, he had more than a passing likeness to Trotsky. His German accent you could cut with a knife. Impassioned, touchy and quick-tempered.

The first thing Slutzky asked us to do was to forget everything that we had learned from the Van Dornes of this world, or in any of the other types of art school that espoused a more or less traditional approach. The order went out to make a clean sweep of the historical legacy and tradition holding sway in the areas of painting, drawing, sculpture and architecture. We had to begin again from zero, by getting back to fundamentals far more basic than any fundamental of the past: the most basic, essential fundamentals possible.

Our mental palette was to comprise analysis, reasoning, justification, argument, demonstration and theorising. Plus discourse.

In fact, we would discuss, we would explore concepts verbally as much as if not more than we would draw. And we would draw employing techniques almost like we were in an engineering department.

All the while acknowledging, more or less consciously, that a technology may be converted into style, that itʼs the only style allowable and not really a style at all at the end of the day, as the forms we were creating were always subservient to the end function, as a matter of principle – form follows function – and by our need to hold true to the authenticity of the materials lined up for the manufacturing process.

The relationship between art and technique, constituted a central and obsessive topic of discussion as far as Slutzky was concerned, the challenge being to harmonise the relationship, which is the key to injecting quality into any end design. Not only we had to refrain from drawing «as before», but we also had to give up drawing «before», that the act of drawing must now only be engaged in «after» thinking had taken place, at the end of the process.

We endeavoured to combine technical knowledge with a creative stance, coupled with graphic and oral expression. This was because every project was due to conclude with a presentation before the teaching staff and fellow students. It was all about quality of delivery, linkage between the visual and verbal, clarity of expression and proof that we were doing our research.

And then…

Then, after my alloted time at the Birmingham College of Art and Design, I left with a diploma in design under my arm and started to look for work. In the automobile sector, because my childhood dream was again uppermost in my mind.

But I discovered -because I had the unexpected good fortune to be taken on by Simca, the French automobile manufacturer, bought a few months before by Chrysler – that I no longer knew how to «draw» cars. Such was the sad and frustrating reality : by learning to draw the Slutzky way, Iʼd forgotten how to draw like the Van Dornes of this world, but also like GM and Ford, my benchmarks within the automotive world. I had become clumsy and awkward, devoid of hands even.

I then experienced a third stage in my training, at Simca, thanks to the incredible good fortune of falling into the lap of a top-flight professional, a true virtuoso, who made me feel right at home and took me on as his apprentice. His name was Pinko, John Pinko – a world champion when it came to «rendering» the American way. He was also one of Fordʼs former star designers who had worked in Joe Orosʼs team, which designed the original Mustang.

So I stuck close to him. He was my master, my trainer, coach, mentor, role model, my out and out reference point. With him, I learned and re-learned something everyday. The full gamut of techniques came into play: pencil, ball-point, felt tip, charcoal, gouaches and markers… Amongst other things, I learned how to use a special type of paper brought in, in bulk, from the States, imported directly from Detroit – Vellum, on which, as miraculous as it was, one could use markers or prismacolor pencils on both sides of the sheet, to make the most of itʼs transparent quality. This, by the way, was the technique I taught to the first RCA students of Vehicle Design, a few years later.

Under Pinkoʼs watchful eyes, I got comfortable with the use of French curves and so-called «pure metal» renderings, devoid of any dominant colour, with focused lighting and the reflection of the sky and the earth in the carʼs body, blue for the sky, and sepia for the ground, and, midway between the two, a blue grey tint for the horizon.

I drew and drew… Replete with designs for an imaginary range based on the improbable Simca 1000, which was “the” Simca model of the time: coupé, convertible, estate…

All of which represented an excuse to produce drawings.

In my product design (ante-automobile) classes at Birmingham, one taught us how to conceptualise, then, only later, at the end of the exercise, how to wrap these concepts in primary, geometric volumes. The drawing, which thus came at the end, was, not exactly a chore – let’s not exaggerate – but certainly a difficult, applied exercise to be done right at the end of the project. It was almost as mechanical and painful as producing a design based purely on technique.

In the world of automobile design, drawing is a joy in its own right, pure pleasure that is almost tangible from the outset. The twin actions of drawing and thinking coincide, become as one. Iʼm not saying that we donʼt think before tackling a project, but very quickly, and almost immediately, in reality, drawing takes over as the means by which we conceptualise. To draw, is to think. One draws and thinks simultaneously and vice-versa.

The drawing and the hand, this “pentapodal god” as Nabokov says, holds as much sway as the mind. With John Pinko, my passion for the motorcar took wing. I harboured no more doubts: auto design would be my life henceforth.

Designing for Rapid Innovation

From rapid innovation to innovation by component

Addressing the challenge of accelerating innovation, we have developed an organizational model based on:

  • setting-up an agile and autonomous innovation entity;
  • designing within a framework involving “creative tension”, an exciting environement mixing stimulating and stretched goals with a proven expertise in innovation discipline;
  • aligning with innovation group strategy, across a shared portfolio and permanent connections, in order to facilitate adoption of the innovation output by the core business.

Furthermore, to streamline the delicate acception part, and solve the paradox of combining agility with core business alignement which might slow the process, we have refined Rapid Innovation model. Based on collaborative design approach and modular design, we have experimented a creative approach called Innovation by Component: “Designing with, rather than designing for” is the mantra of Innovation by Component.

Still, completing a creative component does not limit to deliver a functionally operative module; it requires a truely ‘design thinking’ approach consisting in imagining what future objects might be enhanced by your component and what they would need, how the future objects could be modular so as to include your component, and this move could embody an exciting vision for your company: nobody gets up to build a practical component, innovation requires a belief and a vision.

What is a creative component?

A component unfolds the idea of combining breakthrough innovation and bold exploration, with the leverage of letting others get ownership of your innovation in their activity, and build value on top of your platform. Concretely a component is a functional module, that can be embedded in multiple services through an API, and give birth to unexpected derived services: “one stone, multiple birds!”

A relevant example is the Social TV component developped at Orange, which is used within numerous applications, on a variety of content genres, far beyond the initial TV domain identified initially.

Component approach touches the world of Intelligent Things, Smart cities, Smart TV, Smarthomes, …,  open and partner API, and Open data:  communities of developpers build innovative applications making great use of data provided by devices and organizations, and therefore enhance the attractiveness of the formers. Innovation by Component is natively committed to innovation ecosystems and sparkling innovation.

Designing a successful component

Designing a successful component becomes then a major issue. Going through a handful of product attributes,  let’s discover how  excellency in code writing must be complemented by strategic innovation skills, and proceed on the route of ‘design thinking’. Designing an API as a truely accomplished innovation component is a cultural achievement.

  • Meaning: creative component must have a clear meaning, “a reason why”, and be supported by a strong belief; these elements can result from identifying market trends through quantitative yardsticks, and detecting opportunities through qualitative user observation; in the case of Orange Social TV component, having noted the impressive growth of TV-related conversations on Twitter in the US, we developed in-depth focus group on  content consumption to unfold emerging patterns. It forged our conviction, established our willingness to take risk , and shaped the focus of our API: there is great value in filtering the noise from the social networks and mastering the social buzz, to facilitate TV content discovery, and help viewers to join he conversation in real-time. Successful innovations meet with social imaginaries; they fit in the power of sameness described by @brada: “you don’t read rental car manuals because all cars work basically the same way!”.
  • Target: your service gets better when you can project who your customers will be, and listen to them once the service is alive: “Focus on user, not yourself; your developers can’t read your mind!” underline @brada and @kcwalina; in our case, APIs are BtoBtoC: our direct customers are Orange Business units or external companies. From the start we have to imagine what would be the best methods and formats for them, data relevance and their representation, having in mind the end-user services that will be further initiated. To avoid numbers game, go for plurality: “good APIs offer their responses in a multitude of data formats, not least JSON and XML” explains Adam, master of TV hack day event. Access differentiation depending on the type of customers (‘closed API’ access within the group, ‘partner API’ for privileged customers, ‘open API’ for everyone), and differentiated usage measurement must be anticipated. I.e, having primary designed our Social Culture component (remembering and sharing a cultural experience) for the use of Orange corporate communication division & Orange NFC teams, we had in mind that customers would come from outside the group, museums, touristical spots, miscelleneaous cultural entities: France is a country which is not lacking of cultural and touristical assets!
  • Evolutivity: once a domain targeted, it may happen that unexpected demands arise, coming from other areas. Designed to detect TV related conversations, Social TV component was evolutive enough to travel across borders, and cover successively sports competition Paris Bercy, Roland-garros, Uefa Euro 2012, to detect social buzz linked to new films releases and VoD, and be embbeded in multiple screens: smart phones, tablets, computers, and smart TV. Start focusing your development endeavor and prepare to extend is a path to innovation success. In other words, “Do as little as possible now (but no less) to ensure room for extensibility in the future!” claims @brada.
  • Scalability: no one is immune to succes: the more customers your innovation seduces, the more additional features will be required, the more workload will support your servers; your component will experience solid organic growth. Roland-Garros competition with 2 millions apps sollicitating our social TV component was a reassuring stress test for our architecture. In this domain, Google and Faceook are totally impressive, being able to add millions of users without any interruption of service.
  • Interactive Ecosystem: your component was initially confined to a handful of services delivered by others: growing your innovation business requires a holistic approach. Crossing the chasm, by going beyond early adopters involves a more systematic marketing and customer relationship state-of-mind. Making an appropriate exposure of the API, streamlining process to subscribe, helping others to design, staging the API with a “killer demonstration-app”, developing use case and accurate documentation are required: “don’t force consumer to be archeologist of your innovation (@brada)”. “Make your API hard to misuse, explicit error message suggest parameters values” suggests @piwik. It’s as well vital to keep your API a living innovation to monitore at a larger scale the users return loop, showing how your component is being used, leading to new features and to cross-fertilizatuion of usages among your customers. One specific request from our movie business unit led to new API methods which were further rapidly widespread across the others Orange business units. What kind of global system of component are you building is the next question raised by the innovation ecosystem approach.

This set of attributes is your “innovation storytelling”: it builds a common belief across all participants of your innovation ecosystem, and led everyone to participate and create value.

Nurturing interactions in the ecosystem drives fizzing creativity, making innovation a cyclic circulation of knowledge and a continuous process of improvement.
