Employee Experience ROI Calculator

Free Interactive Tool

Most leaders agree that employee experience matters. Far fewer can say, in dollars, what a specific improvement is worth — which is usually what stalls an EX investment before it reaches a budget decision. This EX Value Ledger calculator estimates the annual value of an employee engagement improvement across three outcomes: turnover cost avoided, absence days recovered, and productivity gained. It uses your own workforce numbers alongside benchmarks drawn from Gallup and Bureau of Labor Statistics research. Adjust any assumption to match your organization, then use “Copy summary for a slide” to take the estimate into your next budget meeting.

Your Workforce

Start with an industry benchmark, then swap in your own data wherever you have it.

Loads typical starting assumptions below — every field stays editable.

Share of employees who leave by choice each year.

Recruiting, onboarding, and lost output while a new hire ramps up.

From your engagement survey. U.S. average is about 31%.

Percentage-point gain in the share engaged.

Benchmark assumptions (edit to match your data)

Turnover and replacement-cost defaults are representative starting points drawn from BLS and Gallup research (see sources). The three sensitivity figures below are modeling assumptions calibrated conservatively against Gallup’s top-versus-bottom quartile findings — not universal constants.

% relative drop in voluntary turnover per 10-point engagement gain

% relative drop in absence days per 10-point engagement gain

Salary is used as a conservative proxy for the value of an employee’s output.

Where these numbers come from
  • Teams in the top quartile of engagement show 78% less absenteeism, 18% higher sales productivity, 14% higher production productivity, and 23% higher profitability than bottom-quartile teams, plus 21% less turnover in high-turnover organizations and 51% less in low-turnover ones (Gallup Q12 Meta-Analysis, 11th edition, 2024).

  • Replacing an employee costs one-half to two times their annual salary, and 52% of voluntarily exiting employees say their manager or organization could have done something to prevent them from leaving (Gallup).

  • Global engagement fell to 20% in 2025, and low engagement cost an estimated $10 trillion in lost productivity, about 9% of global GDP (Gallup, State of the Global Workplace 2026).

  • Industry quit rates, used to set the voluntary turnover defaults (U.S. Bureau of Labor Statistics, Job Openings and Labor Turnover Survey).

Turnover defaults annualize monthly BLS quit rates by industry, which can run higher than a single company’s own voluntary turnover. Replacement-cost defaults for retail and hospitality sit below Gallup’s published range to reflect faster-to-fill frontline roles. Swap in your own numbers wherever you have them.

How This Calculator Works

Every estimate above follows the same chain used in our Customer Experience ROI Calculator, applied to your people. An employee experience metric, such as engagement or eNPS, predicts specific behavior: whether people stay, show up, and give discretionary effort. Each of those behaviors has a dollar value — turnover cost avoided, absence days recovered, output gained. And what actually moves the metric is a specific intervention: better manager conversations, a fixed onboarding experience, workload or tooling changes.

Gallup’s research is a useful starting point when you don’t yet have your own numbers, but the strongest version of this estimate always uses your real turnover rate, salary bands, and survey results — which is exactly why every field above is editable.

Frequently Asked Questions

What is EX ROI, and how is it different from an engagement score?

EX ROI translates an employee experience metric into the financial outcomes it drives — turnover cost avoided, absence days recovered, and output gained — instead of stopping at the survey score. A score tells you direction; EX ROI tells you what that direction is worth.

How accurate is this calculator?

It’s a modeling tool, not a guarantee. It combines your own numbers with published research, and the output depends entirely on the assumptions entered — all of which are visible and editable, including the sensitivity figures behind each estimate.

Why is the productivity gain optional?

Turnover and absence savings are tied to costs a finance team already tracks, so they hold up best in a budget conversation. Productivity gains are real but harder to verify, and they partly overlap with attendance. Leaving productivity out gives you a conservative floor; including it shows the fuller opportunity.

What data do I need before I use it?

Ideally your headcount, average salary, voluntary turnover rate, the share of employees engaged from your latest survey, and average unplanned absence days. If you don’t have those yet, selecting an industry loads reasonable starting benchmarks.

Where do the benchmark numbers come from?

Gallup’s Q12 meta-analysis of more than 183,000 business units, Gallup’s research on the cost of replacing employees, Gallup’s State of the Global Workplace report, and U.S. Bureau of Labor Statistics turnover data. Full sources are listed under the calculator.

Is this calculator free to use?

Yes — free, with no signup required. If you’d like help applying it to your organization’s specific numbers, we offer working sessions to build a leadership-ready business case.
