Most organizations agree that customer experience matters. Far fewer can say, in dollars, what a specific improvement is worth — which is usually the missing piece when a CX investment needs to clear a budget conversation. This CX Value Ledger calculator estimates the annual revenue and cost-to-serve impact of an experience improvement, using your own numbers alongside benchmarks drawn from published research connecting experience to financial performance. Adjust any assumption to match your business, then use “Copy summary for a slide” to bring the estimate straight into your next budget meeting.
Your Numbers
Start with an industry benchmark, then swap in your own data wherever you have it.
Loads typical starting assumptions below — every field stays editable.
NPS, CES, or CSAT — whatever you already track.
Support, care, or success cost per customer — used to estimate cost-to-serve savings.
Benchmark assumptions (edit to match your data)
Churn and service-cost defaults are representative midpoints from published research (see sources below). The two sensitivity figures are modeling assumptions calibrated conservatively against that research — not universal constants.
% relative churn reduction per 10-point score gain
% drop in service contact volume per 10-point gain

Where these numbers come from
- A 7-point NPS increase corresponds to roughly 1% revenue growth (London School of Economics), and a 10-point NPS increase correlates with a 3.2% increase in B2B upsell revenue.customergauge.com/blog/nps-impact-on-revenue ↗
- A 5-point increase in customer retention increases profits by 25–95% (Fred Reichheld / Bain & Company); NPS explains 20–60% of the variation in organic growth rates among competitors.netpromotersystem.com/…/nps-relates-to-growth ↗
- Churn rate benchmarks by industry, reconciled across multiple primary and proprietary datasets.customergauge.com/blog/average-churn-rate-by-industry ↗
- Cost-per-support-ticket benchmarks by industry and channel.lorikeetcx.ai/articles/customer-service-cost-per-ticket ↗
Churn and cost-per-ticket figures vary across sources by methodology. The defaults above are representative midpoints — swap in your own numbers wherever you have them. Read the full CX ROI Benchmark Report for the complete research and industry-by-industry breakdown.
How This Calculator Works
Every estimate above follows the same four-step chain. A customer experience metric (NPS, CES, or CSAT) predicts a specific customer behavior — renewing, referring, or churning. That behavior has a dollar value — retained revenue, or a lower cost to serve. And what actually moves the metric in the first place is a specific intervention: a fixed onboarding flow, a redesigned support tier, a proactive retention program.
Industry benchmarks are useful starting points when you don’t yet have your own numbers, but the strongest version of this estimate always uses your own churn rate, revenue per customer, and service cost — which is exactly why every field above is editable.
Frequently Asked Questions
What is CX ROI, and how is it different from an NPS score?
CX ROI translates an experience metric into the specific financial outcome it produces — revenue retained, cost-to-serve reduced — instead of stopping at the score itself. A score tells you direction; CX ROI tells you what that direction is worth.
How accurate is this calculator?
It’s a modeling tool, not a guarantee. It combines your own numbers with published industry research, and the output depends entirely on the assumptions entered — all of which are visible and editable, including the underlying benchmark sensitivities.
What data do I need before I use it?
Ideally your customer count, average revenue per customer, current churn rate, and current experience score. If you don’t have your own figures yet, selecting an industry loads reasonable starting benchmarks for all of these.
Where do the benchmark numbers come from?
Published research from Bain & Company, the London School of Economics, and CustomerGauge, plus industry churn and cost-per-contact studies. Full sources and methodology are in the CX ROI Benchmark Report.
Is this calculator free to use?
Yes — free, with no signup required, but you may want to download the benchmark report. If you’d like help applying it to your organization’s specific numbers, we offer working sessions to build a client-ready business case.
What is a customer experience audit?
A customer experience audit is a systematic, human-centered evaluation of how customers actually experience your organization — across every channel and touchpoint that matters. Unlike mystery shopping or survey analysis, a full experience audit includes persona research, journey mapping, direct observation and journey walking, existing data evaluation, and competitive benchmarking. The goal is to replace internal assumptions with an accurate picture of the actual customer experience — identifying what’s working, what’s broken, and where the highest-value improvement opportunities lie.
